- 1:39It is Jim Weber, who is the former CEO of Brooks Running Company.
- 1:45He is now, of course, an author, presenter, and he was today's keynote speaker.
- 1:52And I was there, and it was incredible.
- 1:55Welcome, Jim Weber, to Small Biz Florida.
- 1:58Tom, it is great to be with you this morning.
- 2:01It's good to be in Florida.
- 2:02And the energy here is palpable.
- 2:05I really mean that because the funnest part of business is solving puzzles with other people.
- 2:10And, boy, is that happening here.
- 2:11It's fun.
- 2:12I know.
- 2:12Love it.
- 2:13And we're going to get to your presentation, but let's start because not everyone was in the room today.
- 2:19Just a little bit of your background pathway to becoming the CEO of Brooks Running Company.
- 2:26Yeah.
- 2:27So I feel really lucky at a young age.
- 2:28I wanted to run a business.
- 2:30Can't explain why, but I did.
- 2:32So I thought I had to go to business school, get an MBA.
- 2:35I started off as a banker, which I learned so much on in lending money to small businesses.
- 2:39Ended up in consumer products at Pillsbury.
- 2:43Then the Coleman Company.
- 2:44And I ran a couple of divisions within Coleman.
- 2:47And I just loved leading a team and running a business.
- 2:51And so that led to me being president of O'Brien Water Sports, a snowboard company called Sim Sports.
- 2:57And then my dream job, I became CEO at Brooks in 2001.
- 3:01Wow.
- 3:02So I got to throw in a couple things here.
- 3:06When you talked about O'Brien, I grew up in Florida, of course.
- 3:11I grew up skiing.
- 3:13You know, gosh, man, I thought I had hit the big time when I got my first O'Brien slalom ski.
- 3:22So that brought back some great memories when you talked about O'Brien.
- 3:29So you told an incredible story about a turnaround at Brooks Running Company.
- 3:34And I want to talk about you hit on three points, which I love it.
- 3:39And we'll talk about those in a minute.
- 3:41But just a couple of quick items before we get into the meat of your presentation.
- 3:46You said a couple of things I want you to comment on.
- 3:48I think your very first slide said cash flow is life.
- 3:54Talk about that.
- 3:56Just touch on that for a minute.
- 3:58You know, I think what's universal now is challenge and change and disruption and all the things that are coming at people.
- 4:05Headwinds galore.
- 4:05Sometimes tailwinds.
- 4:07But when you're in a struggle like that, it's hard to know where to focus.
- 4:11And in my early career as a banker, I quickly figured out it's not just the income statement and trying to make money.
- 4:17You've got to manage your cash flow.
- 4:19And of course, that's for many businesses, inventory and receivables.
- 4:22And so it's a way to fail fast.
- 4:26And you've got to stay in the game to win.
- 4:28So, yeah.
- 4:28Well, I bring that up because I just thought it was interesting that that was slide one.
- 4:33And we stress all the time to small business owners and entrepreneurs.
- 4:37It's about cash flow.
- 4:38Yeah.
- 4:39So you also the other thing I want to touch on real quickly is I really appreciated the fact that early on in your presentation, in fact, in your introduction, you talked about you recognized how powerful and incredible Florida's small business entrepreneur ecosystem was.
- 5:01Touch on that.
- 5:02You know, my gosh.
- 5:04So I've been here for a day and the amount of resources and the duration.
- 5:09You guys have been doing this for a while that you bring to small business in this community.
- 5:13I think when you're in a small business, you're so by yourself, right?
- 5:17It's a small company, not many employees.
- 5:19And you're alone.
- 5:21And the problems are not small.
- 5:23So to have these resources around, it's just so impressive to me, the ecosystem you've created in the state of Florida.
- 5:30And I saw the benefit of it from our small retailers, our customers at Brooks got hit hard in COVID.
- 5:38And so the support they were able to get from the small business organizations was critical for them.
- 5:44So I see the value of it.
- 5:46Really impressed.
- 5:46Yeah.
- 5:47Well, I was impressed that you recognize that.
- 5:49So thank you for that.
- 5:51All right.
- 5:51So those are two things I wanted to hear from you again.
- 5:55So let's talk about your presentation.
- 5:58You broke this pathway down in your work in turning around Brooks and turning it into a profitable, successful organization.
- 6:13You broke it down into three categories.
- 6:16And I'll summarize these and then I'm going to let you run with it.
- 6:20Customer focus, pushing through the wall, and then putting in the miles.
- 6:25So take me through those three concepts and how can we use that and leverage that knowledge in our small businesses?
- 6:35Yeah.
- 6:35So I think for most of us as businesses, we're not the dominant category leader.
- 6:40We're not the big player in the space.
- 6:42We're playing in a niche.
- 6:44We're a challenger brand.
- 6:45And the power there is if you can obsess over the customers that you need to win, that there's profitability there with them if you can win them and the products, services, et cetera, that it'll take.
- 6:57If you obsess over that, you've got a good shot at winning and offering the best picture for them to choose you as a partner.
- 7:06And so that's why, you know, for me, success in some of these turnarounds has been really dialing in on the customers we're focused on and we're going to win with them.
- 7:16That focus is so powerful and it is for our whole team.
- 7:20And so the athletic footwear and apparel business is huge globally.
- 7:24We focus only on run and then only on premium performance running first trainers, everyday trainers.
- 7:31And we tried to get those products to a point where we could win the space.
- 7:35And so I'm just a believer in focus and especially as it comes to customers because the competition is never getting less.
- 7:45It's getting more and more in every category.
- 7:47Do you think I had a young man tell me one time on this podcast, he said, your niches are your riches.
- 7:54I'll always remember that.
- 7:55So your customer focus concept, is it about niches?
- 8:00Is it about really understanding where my niches are?
- 8:03Yeah.
- 8:04To me, I've always created a virtual shoe wall where you're putting your literally yourself in the shoes of the customer, looking at all the offerings in your category.
- 8:14And now where is their white space?
- 8:17Where can you play?
- 8:17Where can you create an offering that maybe is a little bit different, a little bit elevated, but you can win that space.
- 8:24And I call them gold seams.
- 8:26You've got to find spaces where there's margin because you're going to work so hard to win it.
- 8:31If there's no profit in it, that's tough.
- 8:33So that whole algorithm of finding white space in the marketplace that you can go after and get credit from the customer for and that it has profit in it, that's the key.
- 8:44I love it.
- 8:45All right.
- 8:46So number two, pushing through the wall.
- 8:47Well, you know, I think right now, and it's not just challenge and disruption, it's also opportunity, right?
- 8:55When you're stalled, when you're declining, when you've got headwinds and you're in a tough situation in business, you've got to persevere.
- 9:02You've got to figure out how to navigate through it.
- 9:05And I think it's really hard.
- 9:08It's stressful because no one will give you the answer, right?
- 9:12There's always ambiguity.
- 9:14There's always uncertainty, especially when you're making bets on customers that you can win.
- 9:18You don't know for sure.
- 9:19But you've got to create some growth vectors and some areas of focus that hopefully are going to prove, you know, to be the right decision two or three years from now.
- 9:29And I think for us at Brooks, always keeping an eye on that customer solve was key for us because we had turnaround issues.
- 9:38We had cost cutting to do.
- 9:39We had to redo our supply chains.
- 9:41We had all these challenges to overcome that were super important.
- 9:45But after you worked so hard for 12 to 24 months, you've got to succeed with the customer, too.
- 9:52And I think that customer focus through those hard times was key for us because we had a step function in growth after every one of those.
- 9:59And not necessarily would you have bet on us at the beginning because it was hard.
- 10:05So, again, an element of perseverance.
- 10:08Yep.
- 10:08Stay the course.
- 10:10You know, push yourself through the tough times.
- 10:14And is there a little bit of an element there, too, of focus on that which we can control?
- 10:20There's so much of this we can't.
- 10:22We can't control all that.
- 10:24So, we've got to just keep sticking to the game plan?
- 10:26You know, I think for any leader, situational awareness is critical.
- 10:30And so, even if you can't control it, you have to be aware of it.
- 10:33You have to assess it.
- 10:35So, we challenged all of our assumptions.
- 10:37We decided to play on our strengths that we could do well on.
- 10:40And we hoped that we would get credit for it down the road.
- 10:44And it all worked out.
- 10:45But, yeah, I think the awareness of everything that's going on is important.
- 10:49I'd be a student and an analyst on all of it.
- 10:52But, ultimately, then you've got to pick a path and execute on what you can control.
- 10:55Okay.
- 10:56Yep.
- 10:56Putting in the miles, you also had a subtitle to this, Vision Without Execution is Hallucination.
- 11:03So, I've been humbled over my career more than once.
- 11:06I love strategy and vision, and especially with brands and products, really defining who we are
- 11:12and how we present that to the customer consistently and really, you know, over time, communicating well to get credit for it.
- 11:21But, it's all about execution.
- 11:24Those ideas are great.
- 11:25How do you manifest that in your management of the business?
- 11:28And it's not just brand and product.
- 11:30It's your business model and executing for the customer well, executing your business well.
- 11:36And so, you know, my learning there was, A, you've got to get into a high-resolution plans and check all the boxes on what it means to have the strategy that you have.
- 11:46And then, B, it's about people.
- 11:47It is all about people.
- 11:50So, we ended up really investing in leadership and management development, defining our culture, not just the values on a page, but what that meant in our behaviors and how we interacted with each other, how we treated each other.
- 12:01At high standards, right?
- 12:02We wanted to perform.
- 12:03So, everybody has high standards.
- 12:05But it's not just what we do.
- 12:07It's how we do it.
- 12:08Right.
- 12:08And in the end, culture is behavior.
- 12:10It's not words on a page.
- 12:12It's your behavior.
- 12:13So, really proud of that.
- 12:15I think right now, Brooks is a phenomenal leadership team.
- 12:18They're competing with culture, and it's fun to watch.
- 12:20Right.
- 12:21You did, one of the things I wrote down in my note-taking, you did talk about business as a team sport.
- 12:27I think that's quite insightful.
- 12:28Yeah, and it's who I am, and we're in the sports business, so it's kind of easy to say that, although running is often just an individual sport.
- 12:35It's not always.
- 12:36But I believe that to be true because everybody has to do their job well if we're going to execute well.
- 12:42And so, that team dynamic is something I think is a truth, and we've really worked hard on that to engage everybody and draw everybody in.
- 12:49Nice.
- 12:50You talked about a book.
- 12:52Talk to us about your book.
- 12:54Where can folks find it?
- 12:56How can they get it?
- 12:57And it kind of brings all of this together that we've summarized here in a couple of minutes.
- 13:03That's right.
- 13:03Where do you find your book?
- 13:04So, it's called Running With Purpose, and it's really the Brooks Challenger Brand story.
- 13:09About four years ago, Warren Buffett told me, Jim, Brooks is a good story.
- 13:14You should write a book.
- 13:15And so, I did.
- 13:16It's a David and Goliath story, a turnaround story, a Challenger Brand story.
- 13:19And it's my leadership learnings along the way.
- 13:22So, it's available everywhere books are sold, Barnes & Noble, of course, Amazon, and places like that.
- 13:28Where can people find some more information on you and all that you're doing and maybe follow you?
- 13:34Yeah.
- 13:35And how do they find all that?
- 13:36I'm on LinkedIn.
- 13:37And that's the place I tend to live because my business focus.
- 13:41And so, everybody can find me on LinkedIn.
- 13:43Okay.
- 13:44It is Jim Weber, who is the former CEO of the Brooks Running Company.
