- 0:00Welcome back to The Science of Leading.
- 0:01I'm Claire Monroe-joined, as always,
- 0:03by Edwin Carrington.
- 0:03Today's question seems simple on the surface,
- 0:07but it opens a whole can of worms:What really motivates people at work?
- 0:07And
- 0:13Edwin-I mean-it feels like this keeps popping up everywhere.
- 0:16Motivation just sneaks into everything,
- 0:18right?
- 0:18It really does, Claire.
- 0:21Motivation is the undercurrent for so much-productivity,
- 0:25retention, even just... how people show up for each other when things get
- 0:30hard.
- 0:30But here's the irony: a lot of companies still treat motivation like
- 0:36a 'soft' HR topic.
- 0:38Something extra.
- 0:38In reality?
- 0:42It's a performance lever.
- 0:43When it's strong, teams outperform.
- 0:47When it's weak, the slide is quiet-but costly.
- 0:47And there's so much confusion
- 0:53around it.
- 0:53I used to think if someone's motivated,
- 0:55they're obviously engaged too-like,
- 0:57those two things kind of mean the same thing?
- 0:57They sound interchangeable,
- 1:01but they're not.
- 1:01Motivation is why someone wants to do great work.
- 1:06Engagement is how often they actually act on that drive.
- 1:06Picture a specialist
- 1:13who loves what they do-but they're constantly rerouted,
- 1:16or never get clear feedback.
- 1:18Their motivation's still intact-but their engagement?
- 1:22That starts to fade.
- 1:22Until something shifts-structure,
- 1:27clarity, leadership-it stays out of sync.
- 1:27So if motivation and engagement
- 1:32aren't always aligned... what does that mean for business outcomes?
- 1:32Like-why
- 1:37should leaders care?
- 1:37Because chasing engagement alone-activity levels,
- 1:42participation stats-you risk missing the bigger picture.
- 1:42You can have
- 1:47highly motivated people who start to disengage quietly when the system
- 1:51fails them.
- 1:51That's why the focus needs to shift to what's driving motivation
- 1:56underneath.
- 1:57Especially the intrinsic stuff.
- 1:57It's not just about short-term effort-it's
- 2:03about sustained performance over time.
- 2:03When you get that right,
- 2:07you see it across the board: better productivity,
- 2:10lower turnover, stronger customer outcomes.
- 2:10Okay but can we pause on that-intrinsic
- 2:16motivation-because I still see so many leaders jump straight to perks.
- 2:16Like,
- 2:20hey!
- 2:21Free snacks!
- 2:22Bonus points!
- 2:22Even though, we know meaningful work and autonomy usually
- 2:27beat that stuff in the long run.
- 2:27It's a classic pattern.
- 2:30Visible rewards are comfortable levers-bonuses,
- 2:33perks, flashy incentives.
- 2:33But I worked with a team once that had all of
- 2:38that.
- 2:38Great pay, solid benefits,
- 2:40even those trendy in-office perks.
- 2:40And still-morale was tanked.
- 2:40Turns out,
- 2:47there were no regular check-ins.
- 2:48No one understood how their work actually fit into the bigger mission.
- 2:48Once
- 2:53we tackled that-gave feedback structure,
- 2:55reconnected people to purpose-motivation started to bounce back.
- 2:55And none
- 3:01of it had to do with the money.
- 3:01That's such a good reminder.
- 3:01Because if
- 3:04you're just watching the dashboard-those metrics can totally miss the
- 3:08human undercurrent.
- 3:08So let's go deeper here-how does intrinsic motivation
- 3:13actually work?
- 3:14Like what should leaders do if they want it to stick?
- 3:14Three things-alignment,
- 3:19autonomy, and belonging.
- 3:19Give people roles that actually connect to the
- 3:24mission-not just lip service.
- 3:24Offer autonomy with boundaries.
- 3:29Not chaos, but enough freedom to make smart choices.
- 3:29And then-foster real
- 3:34team identity.
- 3:34People go further when they feel like they're part of something,
- 3:38not just delivering outputs.
- 3:38That's why leadership clarity and culture
- 3:43matter way more than comp tweaks or pizza Fridays.
- 3:43So-on one side,
- 3:49you've got meaning, trust, and autonomy.
- 3:49And on the other-you've got leaders
- 3:54setting the tone with real clarity.
- 3:54The fun perks?
- 3:58They're just the cherry on top-if the cake isn't hollow.
- 3:58And that brings
- 4:03us to the next layer:What's actually going on inside effective leaders
- 4:07who manage to pull all of this together?
- 4:07Let's talk human side of leadership
- 4:12for a sec.
- 4:12I was reading this study about emotional intelligence-EI-and
- 4:17how leaders who lean into empathy and self-awareness just... have teams
- 4:21that crush it.
- 4:21It almost feels too obvious.
- 4:21But I keep seeing survey after
- 4:27survey-EI shows up as this, like,
- 4:29secret superpower.
- 4:29Why is that?
- 4:29Because it's not actually a secret.
- 4:29EI is
- 4:36the glue.
- 4:36The research you're referencing-it confirms what we see on the
- 4:40ground.
- 4:40Leaders with strong emotional intelligence-who can connect,
- 4:45listen, and lead with ethics-create trust.
- 4:45And trust unlocks everything:
- 4:51openness, resilience, better conflict resolution.
- 4:51We need to stop treating
- 4:57these as 'nice-to-have' traits.
- 4:57They are the engine for motivation and
- 5:01retention.
- 5:01So EI isn't just about being friendly or warm.
- 5:01It's-what?-a kind
- 5:06of strategic emotional radar?
- 5:06Exactly.
- 5:06Some of the most effective leaders
- 5:12I've coached weren't the technical stars.
- 5:12But they listened.
- 5:16They made their people feel seen.
- 5:16And you could feel the shift-tension
- 5:21dropped, collaboration rose, people stayed longer.
- 5:21Ethical leadership-being
- 5:27fair, showing up with integrity-it's not just moral.
- 5:31It's motivational.
- 5:31That makes me think of this story a friend told me-her
- 5:35team was completely stuck until they got a new lead.
- 5:35He didn't do anything
- 5:39flashy-he just listened, asked questions,
- 5:42followed through.
- 5:42Morale turned around in,
- 5:45like, a month.
- 5:45It's wild that we don't train every leader on this.
- 5:45Old
- 5:51management models die hard.
- 5:51We've clung to the myth that technical skill
- 5:56is all that matters.
- 5:56But now?
- 5:56We've got research,
- 6:00case studies, even neuroscience on our side.
- 6:00EI drives alignment,
- 6:05inspires performance, and builds the kind of culture that doesn't crumble
- 6:09under pressure.
- 6:09And thankfully-we're starting to see smart leadership programs
- 6:14lean into it.
- 6:14It does feel like a shift.
- 6:14Like-finally-we're realizing people
- 6:19aren't just output machines.
- 6:19And I do wonder how we measure emotional intelligence
- 6:24with the same rigor as, say, revenue performance...But yeah-that's probably
- 6:29a whole other episode.
- 6:29Because this gets even messier when you throw in
- 6:33tech, right?
- 6:33Okay so-this is where things get tricky.
- 6:33A lot of companies
- 6:39are using digital tools now to track performance,
- 6:41automate feedback, set up gamified incentives...There's this study from
- 6:47Switzerland showing companies that lean into tech also tend to crank up
- 6:50performance-based rewards.
- 6:50Which kind of makes sense,
- 6:54right?
- 6:54Easier to track = easier to pay for output.
- 6:54But like... does that actually
- 7:00help motivation?
- 7:00It can-but it can also backfire.
- 7:00That Swiss research showed
- 7:06that more tech equals more incentives-but also more fragility.
- 7:06If rewards
- 7:12become the only motivator, you get sharp spikes in output-then crashes.
- 7:12Especially
- 7:18when monitoring starts to feel invasive or punitive.
- 7:18We've seen it-employees
- 7:24disengage, burnout creeps in, top talent walks.
- 7:24Yeah,
- 7:28it's like... you can't automate trust.
- 7:28And motivation isn't a spreadsheet
- 7:33formula-it's about feeling like a human being,
- 7:35not just a data point.
- 7:35I saw a stat recently-flexible work options are
- 7:41still one of the strongest predictors of motivation and loyalty.
- 7:41Which
- 7:44says a lot.
- 7:44It does.
- 7:44Work-life balance used to be framed as a perk.
- 7:44Now?
- 7:52It's a strategy.
- 7:52That survey you're referencing-flexible hours,
- 7:57remote options, real autonomy-they all correlate with higher satisfaction
- 8:01and stronger motivation.
- 8:01When people feel trusted,
- 8:05and not constantly tracked, they stay longer-and they give more.
- 8:05So here's
- 8:10the million-dollar question-how do companies walk that line?
- 8:10How do you
- 8:14use tech to boost performance without breaking trust?
- 8:14With discipline.
- 8:14I
- 8:19worked with a tech company that went all-in on digital tracking.
- 8:23Output soared-and so did turnover.
- 8:23Eventually,
- 8:27they backed off.
- 8:27Reintroduced boundaries,
- 8:30honored downtime, and gave teams breathing room.
- 8:30That's when things stabilized.
- 8:30Technology
- 8:38can help-but only if it supports the fundamentals:Clear leadership.
- 8:42Healthy culture.
- 8:44Respect for people's time.
- 8:44That's a theme we've seen again and again in
- 8:49our work with OAD.
- 8:49Honestly, it's kind of comforting.
- 8:49Because it means motivation
- 8:55doesn't live in some fancy tool-it lives in how leaders lead,
- 8:58and how cultures treat people.
- 8:58And if tech keeps evolving fast... maybe
- 9:03the real edge will be staying human,
- 9:05not just staying optimized.
- 9:05Well said.
- 9:05Motivation isn't a one-and-done
- 9:11formula.
- 9:11It's a leadership discipline.
- 9:11An everyday choice.
- 9:11And when you get
- 9:17it right, the ripple effects go far beyond performance metrics.
- 9:17That's
- 9:21a perfect note to end on.
- 9:21And hey-if you're wondering how to actually apply
- 9:25some of this, you can test out OAD's tools-like behavioral assessments-for
- 9:30free at o-a-d dot a-i.
- 9:30They're designed to help you improve hiring,
- 9:34motivation, and team fit in a really practical way.
- 9:34Exactly.
- 9:38Tools are only as powerful as the conversations they spark-and the clarity
- 9:43they bring.
- 9:43Check them out.
- 9:43Thanks for tuning in,
- 9:46everyone.
