- 0:18SPEAKER_01: They can multiply team output and profit through increasing motivation, focusing work and effort on the most value creating activities, developing team capability and more.
- 0:29SPEAKER_01: Managers can also destroy team motivation and output by being heavy-handed, by micromanaging, by stifling thinking, decision making and ownership.

- 1:48SPEAKER_01: Greater skills in management roles usually means better team output and higher company profits.
- 1:54SPEAKER_01: Given that managers have the biggest impact on team performance of any staff member, investing some time and effort in improving the skills of managers produces improvements across the whole team.

- 2:15SPEAKER_01: To build great management skills in a business, focus on these seven skills for leaders, managers and high potential staff.
- 2:23SPEAKER_01: Firstly, communication skills, secondly, relationship building skills, thirdly, team management skills, fourth, problem solving skills, fifth, decision-making skills, sixth self-awareness, and then seventh commercial skills.
- 2:36SPEAKER_01: There are a ton of ways that you can help anyone build these skills.
- 2:40SPEAKER_01: Firstly, they need to know what to do, and then they need to the opportunity to use those skills again and again so they get better at them.
- 2:49SPEAKER_01: I'm sharing the tips that and best practices that I have used personally in improving management skills in others as part of building multiple high-performing teams and what has worked well in many top companies that I've worked in.
- 3:02SPEAKER_01: To incentivize the coaching of great management skills, create a development culture in teams.
- 3:08SPEAKER_01: Changing a culture in a company, division, or team must start from the top.
- 3:14SPEAKER_01: If the leader of the group works at building a development culture, the rest of the group will follow when encouraged.
- 3:20SPEAKER_01: Actions to take to incentivize management skill coaching by managers include, firstly, make it a requirement that every team manager holds a weekly one-on-one meeting with their direct reports for an hour.
- 3:33SPEAKER_01: This is an essential investment of time for any manager wanting to improve their team's motivation, culture, and performance.
- 3:40SPEAKER_01: Secondly, teach team managers how they should use their one-on-one meetings to develop their managers and staff.
- 3:46SPEAKER_01: I will include links to additional resources in the description, so do take a look at these.
- 3:51SPEAKER_01: And third, follow up regularly with your direct reports and those managers or staff that report into your direct reports to check the one-on-one meetings are happening and they are focused on developing management skills.
- 4:05SPEAKER_01: If the feedback you're getting from more junior managers or staff members is not as positive as you expect, or if the one-on-one meetings are not happening regularly, speak to the manager concerned.
- 4:17SPEAKER_01: Keep pushing them until they book in the meetings in and obviously attend them.
- 4:22SPEAKER_01: Keep coaching the managers to build their teaching, mentoring and coaching skills and their confidence.

- 4:51SPEAKER_01: To build great management skills in the business, create a skills development plan for each manager.
- 4:58SPEAKER_01: Creating plans for how management skills are going to be improved incentivizes line managers to invest their time in developing skills in their direct reports.
- 5:07SPEAKER_01: A plan also creates measurable milestones for both manager and line manager to achieve and enables you to hold both parties accountable for success.
- 5:17SPEAKER_01: A skills development plan should include firstly the skills improvement targeted.
- 5:23SPEAKER_01: Secondly, where those skills are now and what improvement should be gained in the period.
- 5:30SPEAKER_01: Use objective milestones and progress measurement where possible.
- 5:34SPEAKER_01: Third, the activities and projects the manager will undertake to use those skills consistently through the period.
- 5:40SPEAKER_01: Fourth, the commitment from the line manager for coaching, resources, and opportunity to develop the skills targeted.
- 5:47SPEAKER_01: There are lots of ways that you can measure progress.
- 5:51SPEAKER_01: Here are some ideas.
- 5:53SPEAKER_01: Communication, feedback from colleagues, comparison of before and after, comparison against peers, contributions in meetings, presentation improvement, time spent listening.
- 6:05SPEAKER_01: For decision making, what types of decisions are being made before and after?
- 6:10SPEAKER_01: What is the increase in the impact, complexity or difficulty of those decisions?
- 6:16SPEAKER_01: Feedback from stakeholders, you could look at the financial outcomes of the decisions being made, or you could use anonymous staff surveys.
- 6:24SPEAKER_01: For team management, you could ask team members for feedback before and after.
- 6:28SPEAKER_01: You could use anonymous staff surveys, you could observe the team, you could compare team progress against targets, you could run through role plays with the manager and compare output to feedback and observations.
- 6:42SPEAKER_01: Create skills development plans for your managers and regularly follow up to see the impact on their teams and the business from the investment to increase those management skills.
- 6:53SPEAKER_01: Finally, for actions to encourage the coaching of great management skills by your managers.
- 6:59SPEAKER_01: One of the best ways to experience coaching skills is to be coached yourself.
- 7:04SPEAKER_01: Experiencing coaching gives you first hand knowledge of how it works and the differences to teaching and mentoring.
- 7:10SPEAKER_01: Teaching and mentoring passes on knowledge from an expert to a student.
- 7:15SPEAKER_01: Coaching encourages the student to work out their own solutions.
- 7:19SPEAKER_01: Coaching is great for building skills rather than passing on knowledge.
- 7:24SPEAKER_01: Managers often have good skills across a wide range of areas, and you would not have promoted them or hired them into management positions if they didn't have these skills.
- 7:33SPEAKER_01: Coaching helps them use their skills in better ways, with better approaches and to produce better results.
- 7:40SPEAKER_01: For Lion Managers to effectively build the seven management skills previously suggested, you should help your managers improve.
- 7:47SPEAKER_01: Firstly, their self-awareness.
- 7:49SPEAKER_01: Becoming a good manager is a personal journey as much as a professional one.
- 7:53SPEAKER_01: We follow leaders that can help us learn about and improve ourselves as much as our professional skills.
- 7:59SPEAKER_01: We don't willingly follow leaders that don't understand themselves or who are not authentic.
- 8:05SPEAKER_01: There are a lot of different tools to help managers learn about themselves, you know, insights, Myers, Briggs, personality tests and more.
- 8:12SPEAKER_01: Regular specific feedback is also invaluable.
- 8:16SPEAKER_01: Use them to help your direct reports learn more about themselves.
- 8:20SPEAKER_01: Secondly, questioning skills.
- 8:22SPEAKER_01: Help your managers be curious.
- 8:24SPEAKER_01: Encourage them to ask questions and respectfully challenge your thinking, ideas, and solutions.
- 8:30SPEAKER_01: Ask them questions to get them thinking about what the why behind their actions.
- 8:34SPEAKER_01: Get them practicing, asking questions, and encouraging teams to ask questions of them.
- 8:41SPEAKER_01: Third, listening skills.
- 8:43SPEAKER_01: Listening is half of communicating, and listening is a vastly underrated skill.
- 8:47SPEAKER_01: In management positions where your job is people, listening is an essential skill to practice and use.
- 8:54SPEAKER_01: Ask your managers to practice active listening.
- 8:57SPEAKER_01: That is hearing the words, taking in the message, and then understanding the meaning of the message.
- 9:02SPEAKER_01: Active listening takes work and concentration to do well.
- 9:06SPEAKER_01: Fourth, demonstrate they care.
- 9:09SPEAKER_01: Some of the best ways to show that you care as a manager for your team is to spend time with them.
- 9:14SPEAKER_01: Listen to them and act on their great ideas and solutions.
- 9:18SPEAKER_01: Develop your team.
- 9:19SPEAKER_01: Give everything you can to help your team be better and do better.
- 9:23SPEAKER_01: Lead from the front and ask your managers to follow your lead with their managers.
- 9:28SPEAKER_01: Coaching is a skill set that encourages skilled individuals to create better solutions with their skills.
- 9:34SPEAKER_01: These solutions are better because the coach works in partnership with a person being coached, each party bringing their strengths together, so 2 plus 2 really does equal six.
- 9:46SPEAKER_01: So, in summary, how to encourage the coaching of great management skills in your team starts with how you interact with your own direct reports.
- 9:54SPEAKER_01: Encourage your managers to develop great management skills in team members by spending time with their team and focus on growing these seven skills.
- 10:02SPEAKER_01: Firstly, communication skills, then relationship building skills, team management skills, problem for solving skills, decision making skills, self-awareness and commercial skills.
- 10:14SPEAKER_01: Improve any and all of these skills, and you'll have a more effective team member able to create additional value for any business.
- 10:22SPEAKER_01: Improve these skills in a manager and get them to coach their team and you multiply the value creation by the size of their team.
- 10:29SPEAKER_01: An amazing use of your time.
