- 0:00SPEAKER_00: That people management starts with managing yourself.
- 0:10SPEAKER_00: Welcome back to the Reborn Podcast.
- 0:12SPEAKER_00: Today I have a solo episode and I'm going to go over the mistakes that I made in 2025 and how I'm building differently in 2026.
- 0:22SPEAKER_00: Now, most of this is going to be specifically to Reborn Homes in our company here, but some of it will be personal and uh even spiritual.
- 0:30SPEAKER_00: So I'm not afraid to share what went wrong because I know what I'm doing about it now.
- 0:35SPEAKER_00: I've taken the time and the diligence to uh create a plan of action uh to improve going forward.
- 0:42SPEAKER_00: So with that said, today I'm gonna go through five mistakes uh that I made in 2025 and again how I'm building different in 2026.
- 0:51SPEAKER_00: So mistake number one was overcommitting.
- 0:54SPEAKER_00: Uh this is probably uh one that uh I'm I'm still learning, but overall it's I I took on too much.
- 1:02SPEAKER_00: Um I I I definitely did not um uh have a uh core focus.
- 1:09SPEAKER_00: It's kind of been all over the place.
- 1:11SPEAKER_00: I I spread my attention and I burned out.
- 1:14SPEAKER_00: Uh and so because of that, uh we ended up getting a lot uh fewer, uh a lot less progress in and maybe maybe more things, uh, but a lot less progress in the things that really would have propelled us forward um in various areas of life.
- 1:31SPEAKER_00: And uh, you know, an instance uh personally is uh doing uh various types of working out, whether that's lifting and uh at the time I was doing Muay Thai and uh different things like that, and it's just not been um something that I can stay consistent to.
- 1:48SPEAKER_00: So uh what I'm what I'm changing going into 2025 is uh a one thing focused.
- 1:54SPEAKER_00: Gary Keller, uh the founder of Keller Williams, talks about the one thing.
- 1:59SPEAKER_00: So uh the first two to six hours of your day uh to focus on your one thing.
- 2:06SPEAKER_00: What is the one thing uh in my fill-in-blank, in my business, in my life, in my health, uh that I can do today uh that by doing this will either eliminate the need for uh other things, uh for you know the other things that I think I need to do, but really they're not my one thing, uh, or they make the other things a lot easier.
- 2:29SPEAKER_00: Uh so that's that's one big thing that I'm focusing on this year, is focusing on each day what is my one thing, and uh spending the first two to six hours on that one thing specifically, on undisturbed.
- 2:41SPEAKER_00: Um I think that's been another thing that um I have not done very good in 2025 that uh I will be more intentional with in 2026 is uh as I am overcommitting.
- 2:54SPEAKER_00: I'm also while I'm working, checking on Slack, checking on uh text messages, checking my email, uh uh Facebook, you name it, I'm checking it.
- 3:03SPEAKER_00: Uh and and ultimately that means I'm not getting any deep uh flow state work done.
- 3:08SPEAKER_00: And um because of that, I uh again ultimately get a lot less productive work done and uh just end up getting busy work done.
- 3:17SPEAKER_00: Uh the other thing, uh kind of hand in hand with this is 8020.
- 3:21SPEAKER_00: So what I've done is I've looked at a whole year uh and I've I've gone all the way 10 years out and said, hey, you know, Tony, what what do you want to build uh for the next 10 years?
- 3:31SPEAKER_00: And uh how can I reverse engineer that to what needs to happen this year, uh, and even further uh each each quarter, uh and again, even further, each month, each week, each day, and that way that helps me to focus on what is really my one thing and what is my 8020.
- 3:49SPEAKER_00: So uh each quarter I have a handful of uh priorities that that would really get the uh you know get the the car moving to get the boat rolling.
- 4:00SPEAKER_00: I I don't know what the acronym I'm or the uh uh metaphor I'm looking for is, but uh get things rolling.
- 4:07SPEAKER_00: So uh that's that's mistake number one, is just overcommitting uh to way too many different things.
- 4:14SPEAKER_00: Mistake number two is operating without full systems.
- 4:18SPEAKER_00: Uh from anywhere from SLPs to uh calendar blocking to uh uh reviews with my team uh just weren't consistent.
- 4:29SPEAKER_00: Um specifically, we we we have had uh uh dialed in SLPs.
- 4:35SPEAKER_00: Uh I think that's not been as much of an issue, uh, but it's it's something that's it's continuing to improve day over day and week over week after after as I uh get more and more uh you know recurring questions from from our team.
- 4:50SPEAKER_00: I uh tend to now create an SLP instead of just answering a one-off question.
- 4:55SPEAKER_00: Uh calendar blocking.
- 4:57SPEAKER_00: This is something that I've gone for years, but uh uh more more or less, it was uh kind of like I would respect others' time, and I would not respect my own time.
- 5:06SPEAKER_00: So if I blocked uh again, let's say something like the one thing, I would not really respect that time.
- 5:12SPEAKER_00: I would I would still be distracted.
- 5:14SPEAKER_00: But then when it comes to meetings, uh I would make sure that I'm on time for the meeting.
- 5:18SPEAKER_00: So uh this time, uh this year and going forward, uh, it'll be really respecting um my own time and uh what the Lord has assigned me to.
- 5:29SPEAKER_00: Um and then uh with with team reviews, we've we've now set up a cadence where uh every week we have a one-on-one with each of our team members, and uh every day we have a quick huddle, and every week as well we have a uh a longer team meeting.
- 5:46SPEAKER_00: So uh everyone stays in in communication uh and and things stay organized and uh keep moving forward.
- 5:54SPEAKER_00: So uh this year I also have um uh uh we're we're making a big move over to with our CRM uh from from a CRM that was great for marketing, for sales, all that kind of stuff, but uh we're actually moving to Salesforce, which is uh very good for um staying organized, uh staying on top of your KPIs, that kind of thing, and uh ultimately will propel us forward, especially as uh as our team continues to grow.
- 6:20SPEAKER_00: Um personally, I'll also be following uh some notion dashboards that I've created to uh to keep myself accountable, to sticking to my priorities, and then uh weekly and uh quarterly review cadences.
- 6:35SPEAKER_00: So every week I have uh different things I I I review uh from our sales pipeline to uh our company and and personal finances uh to um you know who do I need to hire, uh, and and and different things like that.
- 6:54SPEAKER_00: So what are my one of my priorities for the next coming week?
- 6:57SPEAKER_00: And uh every quarter I do the same for for a bigger scale for my quarter.
- 7:04SPEAKER_00: Uh mistake number three is I hired too fast and I onboarded too slow.
- 7:09SPEAKER_00: So uh I rushed roles and I had set unclear expectations.
- 7:14SPEAKER_00: So uh one thing that uh I've learned the hard way is uh to be uh an optimist uh but also realistic.
- 7:24SPEAKER_00: I have uh in the past tended to be an optimist uh and and yet unrealistic and setting uh unrealistic goals, which uh maybe in the moment up front can be motivating, but uh when they are inevitably not hit because they are not realistic, they are not smart, specific, measurable, achievable, they're not achievable, uh relevant, time-bound, uh, they can be very demotivating to uh not only myself, but our team members.
- 7:53SPEAKER_00: Uh and so this year uh we are focusing on uh, as I mentioned, uh better and more thorough at SLPs.
- 8:01SPEAKER_00: Um another piece of that is uh a couple different frameworks that we use internally.
- 8:09SPEAKER_00: So one is one three one.
- 8:11SPEAKER_00: Uh so let's say a team member has an issue that they want to bring to me.
- 8:15SPEAKER_00: Uh so that's one problem, okay?
- 8:18SPEAKER_00: Uh then they have three potential solutions, okay.
- 8:21SPEAKER_00: So that's three, and then they have one uh out of those solutions, they have one uh uh choice uh uh uh suggestion.
- 8:34SPEAKER_00: So out of those three options that they think could be a good option, they have one that they prefer, and that makes it a lot easier for me and it helps them to uh become better leaders and uh decision makers themselves.
- 8:46SPEAKER_00: Uh and then we also have uh very clear KPIs on what does success ver uh actually look like?
- 8:52SPEAKER_00: Is it just revenue?
- 8:54SPEAKER_00: Absolutely not, because if you uh you you can get lucky and and bring in the revenue, or you can hit the numbers that you need to hit, your KPIs, your key performance indicators, and uh by doing so make sure that you consistently and repeatedly and scalably hit uh your revenue numbers.
- 9:13SPEAKER_00: And uh if you know, for instance, if you're in sales, hit your commission numbers that you want to hit, uh your goals.
- 9:21SPEAKER_00: The mistake number four uh is neglecting rest and spiritual health.
- 9:27SPEAKER_00: Uh this one is uh pretty straightforward, but I I I think the biggest thing is one, uh, because I was overcommitting, I was overworking.
- 9:35SPEAKER_00: And honestly, more than that, uh more than over uh overworking, it was um again working and being distracted while I work.
- 9:46SPEAKER_00: Uh so it really comes back to being overcommitted uh and not getting good deep work done.
- 9:52SPEAKER_00: Uh and I would say definitely something that's helped with this is uh getting to the point in our company where I'm now able to help others, uh I'm sorry, I'm able to hire others to help me.
- 10:05SPEAKER_00: And to, you know, I obviously I'd I work for them, I serve them.
- 10:09SPEAKER_00: Um that's the mindset we have as a servant leader.
- 10:13SPEAKER_00: Uh but you know, when you're able to take one of your hats off, that really helps.
- 10:20SPEAKER_00: Um and so uh, you know, I've been able to get to a point where uh I can uh spend a lot of my time thinking of uh and and and doing higher leverage work, so uh and and having fewer priorities versus um before where I was wearing every single hat.
- 10:42SPEAKER_00: Uh so now the change this year is um one built-in active recovery.
- 10:48SPEAKER_00: So every Sunday, uh being very simple for uh being, I'm sorry, very clear uh with Sabbath.
- 10:56SPEAKER_00: Uh every week I also intermittent every day I do intermittent fasting.
- 11:01SPEAKER_00: Uh so that helps with sleep, that helps with waking up.
- 11:04SPEAKER_00: Uh I keep my morning and evening routine the same.
- 11:07SPEAKER_00: So honestly, if you look at my life, it's probably boring to most people because it's the same uh more or less day in and day out.
- 11:15SPEAKER_00: Um but because of that consistency, I'm able to uh have have better personal systems, uh, which definitely translate to uh business systems.
- 11:24SPEAKER_00: I was on the phone uh with uh one of our key uh and core team members the other day, and he uh is our our our longest lasting team member.
- 11:37SPEAKER_00: Uh and you know, we were just talking about kind of people management, and I told him, you know, one thing that I've realized is that people management starts with managing yourself.
- 11:46SPEAKER_00: And uh as our team continues to grow, I find myself uh being more uh consistent with like how I eat, uh with going to the gym every day, with uh getting in my word every day, uh, because I know that in order to be a good leader, uh I must first be led by the Lord our God, right?
- 12:07SPEAKER_00: And so um, you know, those personal systems help me to not only be a uh a better leader myself and uh deepen my faith, but also to help uh lead uh our team here at Reborn Home.
- 12:21SPEAKER_00: So um with that, I think one other thing is um, you know, setting up we have a I I now personally have a quarterly recovery uh cadence, a weekly recovery cadence, a uh monthly recovery cadence, and an annual uh recovery cadence where I'm taking a certain period of time uh in each of those cadences off away from work uh to truly recover.
- 12:46SPEAKER_00: That way I can uh rest when I am supposed to rest and uh run when I'm supposed to run.
- 12:52SPEAKER_00: Uh because uh you know, as you'll hear a lot of times, is uh life is not a sprint, it's a marathon.
- 12:58SPEAKER_00: So pace yourself.
- 13:00SPEAKER_00: Um now my vision for uh 2026 uh is one to to really lead uh with systems.
- 13:11SPEAKER_00: Okay, so uh personal systems, like I said, my morning routine, my evening routine, um uh uh business systems to where uh we are using systems and then empowering uh our team members to uh to to to fit into that system uh instead of expecting them to you know more or less read my mind and know exactly what I uh hope to accomplish.
- 13:37SPEAKER_00: Uh uh another one is is Sabbath.
- 13:40SPEAKER_00: I I uh intend to take Sabbath very, very seriously this year.
- 13:45SPEAKER_00: Uh again, not only you know um once a week, but uh again, time each month, time each quarter, uh and and and time annually to really recover and and continue to set the vision for the future uh as prompted by God.
- 14:03SPEAKER_00: Uh and then simplicity.
- 14:06SPEAKER_00: I think when when I've been overcommitted, when I've been scattered, it's because I'd uh am overcomplicating things.
- 14:14SPEAKER_00: Um and so this year I intend to focus completely on uh making things as simple as possible.
- 14:20SPEAKER_00: One of the things I wrote down earlier and was talking to one of our other uh team members about is uh KISS, the acronym KISS, which is keep it simple, stupid, or keep it simple, or I'm sorry, keep it stupid, simple, right?
- 14:36SPEAKER_00: Keep it very, very simple.
- 14:37SPEAKER_00: Uh and I think that's gonna be key for uh both myself personally and uh our company as a whole this year.
- 14:45SPEAKER_00: Um so thank you so much for for watching the Reborn Podcast.
- 14:48SPEAKER_00: I hope to see you on the next episode.
- 14:50SPEAKER_00: And uh if you did get value from this, I would appreciate it so much if you would just share it with a friend uh who might also get value.
- 14:56SPEAKER_00: You know what I say?
- 14:57SPEAKER_00: Uh your network is your net worth, so be a valuable part of someone else's network.
