- 0:09Jen Steadman: Back in 10 is a podcast for dental leaders who do it all
- 0:13and need 10 minutes to themselves.
- 0:14Savanah Carlson: It's about real conversations, not curated ones, the
- 0:18kind that happen off the clock, behind closed doors, in between the chaos of
- 0:21running a practice and running life.
- 0:24Jen Steadman: Hosted by Savannah Carlson and Jen Steadman, two women who've led,
- 0:29learned, and laughed through it all.
- 0:31Savanah Carlson: This show brings honest stories, leadership truths, and
- 0:34the occasional sassy take on what it really means to lead in dentistry today,
- 0:38Jen Steadman: because sometimes the best leadership happens when
- 0:42you step away for 10 minutes.
- 0:44Savanah Carlson: This is back in 10.
- 0:52Hey everyone.
- 0:53Welcome to back in 10.
- 0:55I am Savanah.
- 0:57And I'm Jen.
- 0:59And today's episode, it may be a two-parter, it may be a three parter.
- 1:05This is a deep co.... A deep, oh wow.
- 1:09This is a deep topic.
- 1:12I almost said something very foul.
- 1:14This is a deep topic that we could talk about four hours,
- 1:20but we won't, but we could.
- 1:22So I would highly recommend you grabbing your.
- 1:26Pen and your notebook.
- 1:29We are going to talk about hiring for culture.
- 1:34What is your office culture like?
- 1:36Do people actually wanna work in your practice?
- 1:41Does, is your current team happy?
- 1:44What is the culture like?
- 1:46Jen Steadman: That's a great question to ask yourself if
- 1:48you're looking to hire people.
- 1:49Right?
- 1:49Because it's so important that when you are looking to hire for culture,
- 1:55instead of necessarily by position number one, know what your culture is
- 2:03and when you're looking to hire for that way, make sure
- 2:07that your ad talks about it.
- 2:10Yeah.
- 2:10It's a huge mistake that people make.
- 2:13Is that their ad turns into a job description, it turns
- 2:16into a legal document instead of like a dating site, right?
- 2:23Like you, I want people to look at your ad and say, would I date this office?
- 2:28Would I have a cup of coffee?
- 2:30Would this office, because if they wouldn't have a cup of coffee with you
- 2:35from your ad, then your ad is wrong.
- 2:39So.
- 2:40Making sure that your ad speaks to who you are is really, really important.
- 2:46And ask your team, why do you wanna work here?
- 2:50Why do you continue to work here?
- 2:54And it's really going to shed light on a lot of things that are going really
- 3:02well in your practice and maybe things that are going really wrong, right?
- 3:07Yeah, absolutely can address it just, it opens the door.
- 3:12So super important that you understand what your culture is first, and everyone
- 3:17always says, well, we have a positive culture, and we're like a family.
- 3:21What kind of family
- 3:25Savanah Carlson: Do you feel like the redheaded stepchild today step?
- 3:28Jen Steadman: I'm telling you, because some people might not like their family.
- 3:32So it, it all depends, right?
- 3:34It's right.
- 3:34Is it close knit?
- 3:36Is it distant?
- 3:37Because every family is completely different.
- 3:40So, uh, that would be one thing I would say.
- 3:42Maybe not say family in your job ad because again, it's for everyone
- 3:47That means something different.
- 3:48Savanah Carlson: You said something interesting that is controversial
- 3:54about being a dental family.
- 3:57There are two, the generational divide between, oh, I don't wanna do decades.
- 4:04I don't wanna marginalize anyone, but Okay.
- 4:07So we have a group of team members who want that family-like
- 4:12atmosphere at their mm-hmm.
- 4:14Points of employment.
- 4:15And then we have very green up and coming team members that don't.
- 4:22Want that feeling.
- 4:24They want to be able to come to work, do a really great job, be proud in
- 4:28what they're doing, and then go home.
- 4:30They don't wanna feel mm-hmm.
- 4:32As though they have that responsibility of being a family member.
- 4:39Mm-hmm.
- 4:40What are, what have you encountered that I sure have?
- 4:44Jen Steadman: Oh yeah.
- 4:45Absolutely.
- 4:47And that's why it's really important that when you are hiring, that you
- 4:51are 110% honest in your ad about what you are and about who you are.
- 5:01So don't have someone come in under false pretenses either, right?
- 5:06So if you say you're family, if you are a family, know that.
- 5:12You are putting up barriers for some people.
- 5:16In your ad. Just like if you said your hygienist was gonna, if,
- 5:19if you said you're looking for a hygienist and you're gonna pay
- 5:22them $25 an hour, that's a barrier.
- 5:25If you said you're paying them $60 an hour, that could also be a barrier.
- 5:28So I really try to limit the barriers that you put up and saying that your
- 5:34family could be one of them, could.
- 5:38Every office is different.
- 5:39There's practices I've worked with that are very faith-based
- 5:43and that's very important to them.
- 5:45Now they do not, it doesn't matter to them what denomination you are or what,
- 5:50you know, what religion you practice, but faith to them is important.
- 5:54Then you put that in your ad. That's the type of person that you're hiring for.
- 5:58You want someone who has faith that faith is important to them.
- 6:05If that's what's important to you, then make sure that you put
- 6:08it in there and know that people, that that's not important to
- 6:12them, they're not going to apply.
- 6:13That could be a barrier for some, but if that's what you want and that's
- 6:17what you need, then that's what you're gonna put in there, right?
- 6:19Savanah Carlson: That level of transparency is, is super important
- 6:22and it needs to trickle to all aspects of your practice Marketing.
- 6:31So if your ad doesn't reflect who you are socially, there is a red flag right there.
- 6:38You're there is a, some miscommunication in culture.
- 6:42Jen Steadman: Yes, ma'am.
- 6:43And what I will say to that too is you need to be very mindful of what
- 6:50you have on all of your marketing, on your social media, on your Facebook,
- 6:55on your website, on Instagram, on.
- 6:57On X, on TikTok, everything, because you need to think your future team members
- 7:05are going to be looking at that, right?
- 7:07So whatever you post today, your future team member that you're gonna look to hire
- 7:12three years from now is looking at it.
- 7:15Or they're looking at your, they don't see anything,
- 7:18Chris Stone: Jen.
- 7:19It's the wizard.
- 7:20I have a question on this topic.
- 7:21So you're talking about what you post on social media, right?
- 7:26Are you just talking about on the practices page or are you also talking
- 7:31about what you post on your personal page?
- 7:33Because there are a lot of super sleuths.
- 7:38Out there that after an interview there, I would guess they're not only
- 7:42going to look at your practices, social media, just like the practice is looking
- 7:47at the interviewees social media.
- 7:50So how do you is that something to be mindful of as well?
- 7:54Savanah Carlson: That is a very touchy subject.
- 7:57Mm-hmm.
- 7:57And we.
- 7:58Jen, do you wanna wanna address it first?
- 8:00Jen Steadman: Yeah.
- 8:00So here's what I'll say.
- 8:02As an employer, if I was the interviewer, I have never looked at someone's
- 8:12social media prior to hiring them.
- 8:15Mm-hmm.
- 8:16It is a practice that I am not getting involved in.
- 8:19There are so many red flags with that because it can put
- 8:22them in a projected class.
- 8:23So many different things.
- 8:24Things that I don't need to know.
- 8:26I'm gonna make my decision on the information that I have in front
- 8:29of them, and by talking to them.
- 8:31Now, if I do a background check and something comes up, you bet
- 8:36your bottom that there's gonna be a conversation That, right?
- 8:40But that's a different story now.
- 8:43A lot of providers, I'll say out there, the majority of
- 8:46them, their profiles are hidden.
- 8:49Mm-hmm.
- 8:49Or they're, they're protected.
- 8:51Right.
- 8:51So people can't see into them for the most part.
- 8:54You can always find something though, I'll say.
- 8:57So look, with anything on social media, you always need to be
- 9:01mindful of who's looking at it.
- 9:03If you're gonna put something out there you know that anyone can find it.
- 9:08That's your choice.
- 9:09That's a personal choice for you.
- 9:11Um, and that's okay.
- 9:14Just know that someone may find it and they may not choose to come
- 9:18and work for you and be part of your team based on what they found.
- 9:21That's your decision, though.
- 9:22That's totally up to you.
- 9:24It's, it's a personal choice.
- 9:26Savanah Carlson: And when it comes to what you, yourself post mm-hmm.
- 9:29On your socials, that is, again, that's a personal decision.
- 9:34You as the manager and your dentist cannot dictate what you do on your off time.
- 9:40I've encountered this.
- 9:41I have been pulled into a conference room to have a discussion about something
- 9:45that my doctor did not agree with, that I posted on my personal page and.
- 9:52It was a hard conversation to have with the dentist, not for me to have
- 9:57with the dentist, but for her to hear.
- 10:00Mm-hmm.
- 10:00That that is my personal space and that is something if she, if she doesn't wanna
- 10:05look at my socials, she doesn't have to.
- 10:10Mm-hmm.
- 10:10And that, I mean, you can gate all of that.
- 10:12You can block people, you can make things private, but your
- 10:16socials are, are your socials and.
- 10:19It's the first amendment, which is freedom of speech, so, correct.
- 10:24Jen Steadman: Yep.
- 10:24I will.
- 10:25And that's why we're also here, right?
- 10:26We're able to be, I will say one thing when we're talking about social media,
- 10:31I'll just say electronic usage, if we're talking about team member things, I've
- 10:37had a conversation with a team member in the past that constantly posted
- 10:42things on social during work time.
- 10:44Now that's a different conversation to me, right?
- 10:47I was not concerned about the content, did not care in the least bit.
- 10:52However, if I see that when you are in the office and you are on the clock and
- 11:00we are paying you to be here and your work performance is not at the expectation
- 11:07or at the level that we need it to be at, because we've had that conversation.
- 11:12You are constantly posting on social because you can see it
- 11:18and you're tagged in things.
- 11:19That's a conversation you're gonna have.
- 11:21But that's also with the culture, right?
- 11:22That goes hand in hand.
- 11:24Like if and the other, oh my goodness gracious.
- 11:28Yeah, we could go on this forever.
- 11:30So just talking about culture in the office, if you are going to allow a toxic
- 11:36team member to stay in your practice.
- 11:39And I'll use that example of someone that the team, everyone on the team knows this
- 11:45person is on their phone all the time.
- 11:47They're always on social, they're always posting things,
- 11:50they're always on the clock.
- 11:54And you are allowing that, you're gonna lose valuable team members
- 11:59because you are allowing it.
- 12:02So
- 12:03Savanah Carlson: it's just disrespectful.
- 12:04It's just disrespectful.
- 12:06To those team members that are able to follow the rules and
- 12:12protocols of the practice that you are allowing someone else to,
- 12:21to, to just disregard all of that.
- 12:24Jen Steadman: I will say it's also a form of fraud because you are fraudulently
- 12:31your timecard, you are being fraudulent with your timecard because you are not.
- 12:36On the clock right now.
- 12:38Savanah Carlson: Very true.
- 12:39Jen Steadman: You're not So there's so much that goes into that.
- 12:43Yeah.
- 12:43But again, any toxic team member, you need to have a conversation.
- 12:47I am always one.
- 12:48I will always give someone the benefit of the doubt.
- 12:51I will always have a conversation first.
- 12:54However, usually the first time you think about firing someone should be the
- 13:00last time that you think about firing someone because the amount of energy.
- 13:05Stress that you are dealing with because of that toxic person.
- 13:13You know, we all know as leaders how there's someone in your
- 13:17practice, either now or in the past.
- 13:20I hope in the past, for your sake, that you have gone to your leaders in the
- 13:26practice and have said they gotta go.
- 13:31Or guess what they did today, or just another chapter in
- 13:36the book of them, right?
- 13:40Think about how productive you could have been with that time if you
- 13:45hadn't been talking about that person.
- 13:48Amazing.
- 13:48It's amazing.
- 13:49So really important that you have expectations for your team.
- 13:54Your team knows what those expectations are.
- 13:57You have a culture and you stick to it.
- 13:59So if you have a culture of open, transparent communication, then you need
- 14:05to be open, transparent and communicate some of those things that are happening.
- 14:09If you have a culture that personal devices are not to be used during
- 14:15office hours, you should not be on your own device during office hours.
- 14:21Right?
- 14:21There's so many things that that go into that.
- 14:25Mm-hmm.
- 14:25But.
- 14:26You really for Going back to the, we got off on a tangent here.
- 14:30If we are going back to hiring for culture, you really need to make sure
- 14:35that if you have an open seat in your office, that you are not just filling
- 14:40it with a warm body, because you could also lose valuable team members from
- 14:44that, and that open seat is quickly going to turn into a revolving one, right?
- 14:50It's just that sucker's just gonna be spinning because you didn't take the time.
- 14:55To hire good people.
- 14:59Chris Stone: This is the Wizard to be continued.
- 15:05Savanah Carlson: Thanks for spending a few minutes with us on back in 10.
- 15:08Jen Steadman: If something made you laugh, nod or feel a little more

- 15:25We are just here to tell you the things that we wish someone had told us
- 15:29Savanah Carlson: and remind you that leadership doesn't
- 15:31have to be perfect, just real.
- 15:34We'll be back in 10.
- 15:35Back in 10.
