- 0:10Most businesses don't struggle because of a lack of ideas. They struggle
- 0:14because of what happens between the idea and the execution.
- 0:17I'm Michael Logan and this is the Brown Box Podcast
- 0:21where we break down the systems, decisions and leadership disciplines
- 0:25in and operational strategies that turn good businesses into better performing
- 0:30ones. If you're ready to think differently about how you run your business,
- 0:33let's get into it.
- 0:45Welcome to episode two of the Brown Box podcast and I
- 0:49am talking about how to make
- 0:53sure that you can plug the holes specifically with cash flow before
- 0:58you even begin the process of turning around
- 1:02your business or even scaling your business. It's so crucial that
- 1:06when you are trying to transform your business that you take
- 1:10a look to see where the cash is going and that
- 1:15you basically focus on stabilizing
- 1:19cash flow before you build anything on top of it.
- 1:22But before I get into that, I want to just talk about a few basic
- 1:26principles that you're going to need. Generally speaking, with any business turnaround
- 1:31and whenever you're trying to right the ship,
- 1:34grow your business, there are three essential principles
- 1:39that you need to adopt for yourself before
- 1:45you even engage in the journey.
- 1:48So the first one is that when you're trying to
- 1:52create the firm foundation that you're going to build on is that
- 1:56you do no harm. Like the Hippocratic oath that doctors take.
- 2:00As a business owner, you have to stop the behaviors that
- 2:03are causing your business to operate below its highest potential.
- 2:09One of the biggest things that I've noticed or seen in business
- 2:14turnarounds when I've met with business owners and business leaders,
- 2:20employees, management of small firms,
- 2:23is that the last time that
- 2:28they had an issue that was causing the
- 2:32firm pain was the day
- 2:36before I walked in there, they were still
- 2:40engaging in the behaviors,
- 2:44the destructive behaviors that got them there in the first place.
- 2:48At the end of the day, it's critical that
- 2:52all bad business behaviors cease.
- 2:57Do no harm. Now I get it. You're not going to know that you exactly
- 3:00which behaviors are the ones causing the issue essentially
- 3:06before you have some sort of consultation, unless you read my
- 3:10book the Brown Box. But not harming
- 3:14yourself before you get started is a crucial aspect
- 3:17of making a change. The second
- 3:21principle, whenever you're trying to scale or grow or turnaround
- 3:25your business, is that you have to implement the most important changes immediately.
- 3:29You cannot wait. You've probably waited enough prior
- 3:35to beginning this process, and there is no reason to
- 3:40implement or wait on implementation until you feel like you
- 3:44are ready to go. Once you spot a mistake, you don't want
- 3:48to hesitate, to try to make a change, you want to Change it within
- 3:5324 hours. And then
- 3:56the third thing is less about tangibility
- 4:01and something that's kind of intangible. It's a soft science.
- 4:05It's hard to measure. But what it is is humility. You got to humble yourself
- 4:09to the learning process. You don't want to be the person that says,
- 4:12I've always done it this way. Because that
- 4:16mindset of I've always done it this way, I quote, always have
- 4:21done it this way is the kind of mindset that prevents you from
- 4:25discovering new and exciting ways to run your business
- 4:29in a way that people actually enjoy interacting with.
- 4:35So those three principles are crucial to
- 4:39making your business a success and unlocking
- 4:43the potential within yourself.
- 4:49As a bonus, I want to offer you something I think
- 4:53is really important.
- 4:56Oftentimes business owners have
- 5:01who are creative, right? And essentially being an
- 5:05entrepreneur requires the creative part of our brains to
- 5:10engage. And so we like to create. And so typically, business owners are idea
- 5:14people. And often one of the struggles that I see with
- 5:18leaders in businesses are that they have so many ideas and
- 5:23so many things that they want to accomplish,
- 5:28so many things that are, are, quote, important to them.
- 5:32But the problem is, is that they don't
- 5:37focus on or have a hard time implementing
- 5:41things that actually move the needle. And so
- 5:45I created a simple but ruthless framework
- 5:50for how to decide what priorities
- 5:55or initiatives you should give attention to and which ones,
- 6:00frankly, are not relevant to including in the
- 6:04business. And so the framework that I use
- 6:08is called the 3Q efficiency filter.
- 6:12Now, the 3Q efficiency filter is
- 6:16a pretty simple but effective,
- 6:20in my opinion, process on how to decide which
- 6:24processes, systems initiatives deserve
- 6:28your complete and full attention and which ones can be
- 6:32put on the back burner for later.
- 6:35And so the 3Q efficiency filter, it stands for
- 6:39the three question efficiency filter. Essentially, this is the three questions.
- 6:43These are the three questions that you need to run your ideas through before
- 6:48you implement them in your business to see if it's something that
- 6:52would actually help your business or if it's something that might harm your business.
- 6:59So what are the three questions that you need to know?
- 7:04Well, the first one is, is this truly better
- 7:08than what I have right now?
- 7:12That's a question that oftentimes goes
- 7:16unanswered when ideas are flowing because the idea
- 7:20seems fresh and what you've been doing in your business feels stale.
- 7:26And so most decision makers and
- 7:30a company don't ask themselves, is what I
- 7:34want to implement truly better than what I have right now,
- 7:38now this requires ruthless honesty because
- 7:43it's easy to justify why something that you want to implement
- 7:47because you feel like it has all the right tools should be included in
- 7:51your business versus
- 7:55something that you really
- 7:59need to implement and the company can expend resources putting into your
- 8:04business. And if you don't have resources, it should make this question way
- 8:08easier. The second question in
- 8:12the 3Q efficiency filter is will I be sacrificing
- 8:16quality time or resources beyond what
- 8:20I can afford? You know what
- 8:24resources you have to allocate, especially if you're in
- 8:27a P and L financial decision making position in your firm,
- 8:31you know what resources you can allocate to whatever
- 8:38the initiative is. But it's not just about monetary
- 8:43resources. It's also about the labor resources
- 8:47behind it. Can you afford to apply labor
- 8:52to whatever that initiative is? Time is a
- 8:55resource. Quality and attention are
- 9:00both resources. And if you don't have any of those to spend
- 9:04on what you want to implement in your business or what you're
- 9:08thinking about, you might find yourself in debt.
- 9:13You don't want to sacrifice quality or time in
- 9:18an effort to try to push for something
- 9:25that you think would work, that you're just not sure of.
- 9:28So you may not be able to afford it in many different
- 9:32ways. You know, in economics,
- 9:36the first rule of economics is people
- 9:40face trade offs, so companies face trade offs as well.
- 9:43That means that whatever it is that
- 9:47you're deciding to do that there's going to be a trade off,
- 9:52there's going to be a cost associated with doing
- 9:56that particular thing. Right? So you may have to
- 9:59get rid of something else in order to pursue another initiative.
- 10:05And that might that thing that you have to trade in
- 10:09order to pursue a new initiative you may find is not worth it for you.
- 10:15Ironically, the second rule of economics is that
- 10:19the cost of something is what you give up to get it.
- 10:23So whatever it is that you've given up to pursue an
- 10:27initiative that is nameless, it may or may not work.
- 10:32Is the cost that you're paying to actually do that,
- 10:36that thing? And so those are the three
- 10:40questions that you have to go through when you're trying to decide whether or not
- 10:43you should implement something in your business. Is it truly better than what I
- 10:47have right now? Honestly,
- 10:50will I be sacrificing quality time and resources beyond what I can afford?
- 10:55And here's the third one, without speculation,
- 10:59does this move the needle in my business right now?
- 11:04Do you think without speculating, can you
- 11:09assess quantitatively the impact of
- 11:13including whatever that resource is in your business or
- 11:17initiative in your business, will it move the needle?
- 11:23And if you can't say yes to all three of those things,
- 11:27then you should not proceed. If the
- 11:32answer to just one question is no, you should not proceed.
- 11:37You must say yes to all three of those things in order
- 11:41to pass that. To pass that hard gate
- 11:45that we're talking about. But now I want to transition
- 11:49into the first step in a turnaround,
- 11:53which is triaging cash flow. And basically
- 11:57by triaging cash flow, I'm talking about stopping the financial bleeding before
- 12:01it's too late. You know, you've probably
- 12:05had that feeling in the pit of your stomach that you need
- 12:10to find money for this bill, for this payroll. My bill
- 12:14is going to get shut off this week. Payroll is due next Friday. Where am
- 12:18I going to get the money? I only have half of it actually to
- 12:22put towards a bill, a payment or payroll.
- 12:26The real question is, is it the finances that cause anxiety
- 12:31or is it the lack of control over finances
- 12:36that makes you worry? The answer
- 12:39is probably a little bit of both. You have both the anxiety
- 12:45from finances and you have anxiety over the lack of control of your finances,
- 12:48and that's making you worry. And if your
- 12:52business is struggling to make a profit, you have no choice but
- 12:56to do something different than what you've already been doing. Right. But this
- 13:00reminds me of what. Well,
- 13:03this is a problem that most business owners go through, and business
- 13:08owners and in business is that they have an issue. There's finances.
- 13:12They don't know where to start. They don't know how to solve the problem.
- 13:15You know, in the book, I talk about a scene in
- 13:19the movie the Martian, which I really, really like. The Martian
- 13:24is one of my favorite movies. And starring in the Martian
- 13:28was Matt Damon. And in the movie, at the end of the movie
- 13:33when he was stranded on Mars and they had to come back
- 13:36and save him and he had to survive until they
- 13:40came back, which I think was like six, six months, maybe six or nine months
- 13:44before they could even get back to him to try to save him.
- 13:50One of the things he said when he was teaching a class at the end
- 13:53of the movie, and the class asked him a simple question, they just said,
- 13:57well, how is it that you were able to survive? And what he said to
- 14:00them, which I thought was simple but profound, in the movie, he said,
- 14:04I just learned how to solve one issue and then I
- 14:09learned how to solve the next. That is
- 14:14how you solve financial problems in your business is that
- 14:18you can't solve all of your problem at Once ingesting
- 14:24information from people who have already succeeded
- 14:29and people who are already beyond your point is
- 14:34good information, no doubt. But it's not necessarily going to help you get to the
- 14:37next level. And to manage your finances better,
- 14:41and especially if you're already short money, you need to
- 14:45think about how you can change the trajectory of your cash,
- 14:48your cash situation in your business. Every business has a cash situation.
- 14:52Some of it is very positive, some of it is negative,
- 14:56some of it is in
- 14:59between, some of it depends on the day.
- 15:03But what does it mean to triage your cash flow, which is the T in
- 15:06turnaround? What means that you need to differentiate between
- 15:10revenue, profit and cash on hand? Cash flow is your business is lifeblood.
- 15:15So you must shift from a negative to to positive as quickly as possible if
- 15:19you are negative cash flow in your business. Now, this might sound
- 15:24obvious, but sometimes the obvious is what we miss.
- 15:28You need to go from negative to positive really, really quickly.
- 15:33A dollar saved is a dollar earned. These are all kind of
- 15:37truisms or aphorisms that we've heard over the years in business.
- 15:42But at the end of the day, why is it that so many people know
- 15:45this and they don't do it? So it's all well and good to say,
- 15:49hey, Mike, I already know I can't be negative profit and I have to be
- 15:53positive. But why is it that so many businesses just simply don't
- 15:57do it? Well, it's because there is a component of will that's associated
- 16:01with getting this stuff done.
- 16:04There is, you know, a,
- 16:08an element of having to,
- 16:11you know, try to figure out how exactly
- 16:15to move in order to make it work.
- 16:20And you need to be prepared for that element, that process,
- 16:27and you have to be committed to making it work.
- 16:33So, um, let's talk about that.
- 16:37What goes with making it work? Well, the first
- 16:41thing you need to do is you need to look at what cost you can
- 16:43cut. Cutting cost is one
- 16:47of the singularly biggest ways
- 16:52that you can make a difference in your business.
- 16:56If your business is losing cash,
- 17:01it may be delivery, it may be your employees,
- 17:05it may be you. But if you're outspending what
- 17:09you can afford, then cutting costs becomes the
- 17:14clear first step. But you have to be strategic about it.
- 17:18You have to cut costs that specifically create
- 17:23stable, deliberate,
- 17:27needle moving actions in your business.
- 17:31You need to perform an assessment of your cash and see what
- 17:35your cash looks like over the next 30 days. So over the next 30 days,
- 17:38do you have enough cash coming in? Do you have
- 17:42subscriptions due? Do you have certain expenses related to operating
- 17:46that you can delay, cut altogether and
- 17:51become leaner. After you perform your cash assessment
- 17:55and you list all non critical costs that do not affect the operation
- 18:00of your business, cut every single one of them. You cannot
- 18:04be afraid to cut cost in your business.
- 18:08Anything that's a nice to have that you're currently using right now that
- 18:12you don't absolutely need, you need to cut.
- 18:16If you're paying $400 a month on a CRM system and you
- 18:20do your billing outside of the CRM system and you can
- 18:24temporarily use Google Calendar and Google
- 18:30Drive to house your information and you can save yourself four
- 18:34or five hundred bucks a month, you should try to do that.
- 18:38Now. You may be wondering what non critical costs you need to cut,
- 18:42but this is where you need to be ruthlessly honest with yourself to determine
- 18:46what you absolutely need to operate your business. So you need
- 18:50to take a look at what are the most significant expenses
- 18:55in your business that are non
- 18:59crucial, that are nice to haves,
- 19:02or even in some cases moderate
- 19:07must haves and get rid of those things.
- 19:13Now, if you already have a lean team and every role
- 19:17is crucial, meaning that you can't cut anybody, you need to take a look
- 19:21at the next phase. So cutting like software memberships,
- 19:24vendor agreements, reducing the cost of your operational
- 19:28bills, negotiating payment arrangements with current vendors to extend
- 19:32payment terms to see if you can settle overdue bills,
- 19:36like there's a lot of things that you can do in there that will help
- 19:39you to manage the cost associated with your business.
- 19:42Get as lean as possible as fast
- 19:46as possible. Elon Musk did this
- 19:50when he purchased Twitter.
- 19:56He terminated or laid off 80%
- 20:00of the staff at Twitter and brought in a lean team to
- 20:05help him run the business. What's funny
- 20:09is that that lean team that he
- 20:13brought in to help him run the business, help him turning it around, turning around.
- 20:17But it underscores the need to try to get as cash flow positive
- 20:22as quickly as positive. And you can't be scared of the results of your
- 20:26moves to become cash flow positive. Meaning you cannot be scared that
- 20:30you're going to have to work even more than you are right now if you're
- 20:33cutting expenses. It's just part of the territory. You want to get lean as as
- 20:36quickly as possible. It's like if someone's hunting
- 20:41you in the woods, right? You ever see one of those movies and a person
- 20:44hides behind the tree and they don't want their belly to
- 20:48stick out, they suck it up, they get as lean as possible, get as Lean
- 20:51as possible. Try to get rid of anything
- 20:55that that might be overhanging that you don't need.
- 20:59The next way that you can manage your cash flow is
- 21:04by creating what I call cash boosters.
- 21:07So cash boosters are essentially quick wins and
- 21:13the quick wins specifically are wins that generate
- 21:17cash flow into the business and have
- 21:22a very short cash cycle.
- 21:26If your company has accounts receivable
- 21:30over 30 days and you haven't reached out to individuals who owe
- 21:34you money, it's time to get aggressive about reaching out to
- 21:38those individuals so that they can pay you what you need to get paid.
- 21:42Don't let any account go past 30 days.
- 21:46Can you create a flash sale with a low barrier offer to stimulate
- 21:51interest in your product or service that has been sitting around for a while if
- 21:55it's a product or incentivize prospects to engage with you? If you're a
- 21:59service based business, you have to the the key to a
- 22:03short sales cycle and getting people to move and getting people to pay you quickly
- 22:06is creating urgency and
- 22:10a time horizon. A short time horizon you need to create. You need to create
- 22:14urgency and a short time horizon to capture people's attention.
- 22:18You need to find ways to
- 22:22get people to take immediate action, to reach in their pocket
- 22:26and buy something today. But they'll only do that if your offer and
- 22:31the value of what you're offering is compelling.
- 22:34The key is to make it hard for prospects to say no. And oftentimes
- 22:38what I see is when business owners need cash, their ego
- 22:43gets in the way and they don't want to. Maybe I don't want to say
- 22:46take a step back, but they don't want to offer things that have short cash
- 22:50cycles because they consider it to be junk food.
- 22:53Now, in some ways they're not necessarily wrong,
- 22:58but if you want to stabilize your business, cash boosters are what's
- 23:01really important. You have to get people to
- 23:06move toward what you need
- 23:11to make in business. If you have product that's been
- 23:15sitting on the shelf, how good is it
- 23:19doing? How much good is it doing for your business to be sitting there for
- 23:22months on end and that product needs to move, you may have to adjust
- 23:26cash to do it, but it's what's required
- 23:30in order to get cash flow in. You're a service based business, you don't like
- 23:33discounting and service, fair enough. But add a couple of other services
- 23:37that increase the value to the prospect
- 23:41so that they can be overwhelmed with the value and your service feels cheap
- 23:45to them or the value of your service exceeds the Cost of
- 23:50what it would cost them to get it.
- 23:53So the first thing or
- 23:58negotiable, non negotiable. When it comes to cutting costs, though, I want to make this
- 24:02explicit, and I've seen this a lot in businesses,
- 24:07is that when cash gets tight, the first thing they cut
- 24:11is marketing.
- 24:15This is a non negotiable, do not
- 24:19cut. From my perspective, you cannot
- 24:23cut your marketing budget. And this is
- 24:27often the first budget item to go because the marketing
- 24:31budget fills your bucket. Now, if your marketing is inefficient
- 24:35and you're not getting the results that you want to see in your marketing,
- 24:39then I can understand you wanting to cut it.
- 24:42But why instead of cutting your marketing budget,
- 24:46would you not think first to
- 24:53make a better budget excuse a better marketing
- 24:58program for your business? This is part of kind of getting lean
- 25:02and getting effective that I'm talking about is
- 25:07trying to ensure that your marketing budget becomes better.
- 25:11So people cut their marketing budget because they feel like it's not effective.
- 25:15But imagine cutting the one thing that could drip leads into your business. No,
- 25:19instead change the paradigm and create
- 25:27a better program that brings people in.
- 25:32And that way what you're going to do is you're
- 25:38going to be able
- 25:46Fill your top of your bucket without costing your business.
- 25:50It's one source of cash
- 25:55flow that comes in through the marketing, through the marketing,
- 25:59through your marketing program, I should say.
- 26:05So you should ask questions like why isn't my marketing working?
- 26:09And you should adjust accordingly. But it's insane to cut off the
- 26:13spigot. Your business is on fire and the first thing you want to do is
- 26:17cut off the hose, the water hose that's going to put the fire out.
- 26:21Insanity. Don't do that.
- 26:24So in order to get in to be successful
- 26:28ultimately with cash flow and spending,
- 26:31you have to have a good mindset around it. You need to
- 26:35change your mindset
- 26:39to what's convenient. From what's convenient that
- 26:44you've experienced before to what's hard right
- 26:48now. There's two reasons I believe that's
- 26:53responsible for business owners failing to act on
- 26:56cash flow issues in their company. The first one
- 27:00is that they're scared to look at their finances. They just don't want to do
- 27:03it because they feel like it's a measure of how unsuccessful
- 27:07that they've been. But business is not an exercise
- 27:12in making you feel good. It's an exercise in
- 27:16figuring out what works and doing that thing repeatedly
- 27:20until it doesn't work, then figuring out what works differently
- 27:25and then doing that thing from that Point forward. Who cares
- 27:29if it doesn't work? Who cares if your numbers aren't where they
- 27:33need to be? Instead, you need to focus on making hard
- 27:37choices so that they conform and they fit into what actually works.
- 27:42You might think that looking at your finances and seeing a lack of cash flow
- 27:46makes you a failure, but forget that feeling.
- 27:50That feeling is not going to help you focus on the
- 27:54tangible aspects of running your business to a point where
- 27:58it can actually deliver on what you promise your customers.
- 28:03The second reason why a lot of business owners,
- 28:07from my perspective, have a hard time with cash flow
- 28:11and managing it is that they realize that the hard choices that they make are
- 28:15going to ruffle some feathers with their staff or embarrass them.
- 28:20I've seen it so many times where business owners and their survival,
- 28:24they would rather almost put themselves out of business than make the hard choice to
- 28:28let someone go. Nobody wants to let a person go in their business.
- 28:32But the hard choices are really what
- 28:35move the needle in business. Make the ability to make hard choices consistently
- 28:40for the success of the business is what really moves
- 28:44the needle. To be great,
- 28:48you have to do ordinary things more consistently
