- Lucas: So we've talked a lot on this show about how senior leaders navigate lateral moves, negotiate non-competes, even take sabbaticals to reset. But there's one lever that keeps coming up in my conversations with executive recruiters that we've never really drilled into. Luna: Which one? Lucas: Board exposure. Not just sitting on a board — but using board service as a deliberate career strategy to break out of a plateau. I was talking to Claire Naylor, she runs a boutique board placement firm in Chicago, and she shared something that stopped me. Luna: I know Claire's work — she's the one who published that dataset on board accessibility for women and underrepresented groups, right? Lucas: Exactly. She tracked 340 senior leaders over three years, and the stat that jumped out: executives who took on at least one outside board seat received forty percent more inbound recruiter calls within eighteen months. Not because the board seat made them look better on paper — because it changed how they thought about their own career. Luna: That's a huge number. Forty percent more inbound calls. But I wonder — is that correlation or causation? Maybe the people who get board seats are already the ones recruiters are eyeing. Lucas: Fair question. Naylor controlled for prior recruiter activity — she only looked at people who had been getting roughly the same number of unsolicited calls per quarter for two years before the board appointment. And the jump happened after the seat was announced. She's convinced it's causal. Luna: Okay, so what's the mechanism? Why does a board seat change recruiter behavior? Lucas: According to her, it's not the title. It's the strategic perspective. When you serve on a board, you're forced to think at the company level — capital allocation, competitive positioning, succession planning. That muscle atrophies when you're deep in operations as a VP or even a C-suite leader inside one company. Recruiters can smell the atrophy. Luna: So the board seat signals that you still have that muscle. That you can zoom out. Lucas: Right. And the weird part — Naylor says the most valuable board seat for career mobility is often not the most prestigious one. A for-profit board at a company one-tenth your employer's size, in a different industry, can be more career-accelerating than a nonprofit board at a household name. Luna: Because you're learning something genuinely new, not just lending your existing brand. Lucas: Exactly. I want to spend today walking through her framework for identifying the right board opportunity, the three questions you should ask before accepting, and the one concrete path to getting your first seat if you've never held one. Luna: Let's start with the framework. How does Naylor suggest you think about what kind of board to pursue? Lucas: She says most senior leaders make the mistake of looking for boards in their own industry — because that's where their network is, and it feels comfortable. But the data tells a different story. The leaders who reported the biggest career jump from board service — measured by promotions or new roles within two years — were the ones who took a board seat in a functionally adjacent industry, not the same one. Luna: Meaning if you're a chief marketing officer at a consumer goods company, you might join the board of a health tech startup that needs a go to market expert. Lucas: Exactly. Your functional expertise transfers, but you're exposed to a completely different set of strategic problems. Naylor calls it 'functional stretch without industry gravity.' You're not weighed down by what you already know about that sector's norms. Luna: I love that phrase. Functional stretch without industry gravity. So the first question is: what function am I truly expert in, and where is that expertise scarce at the board level? Lucas: Right. And her data shows that cybersecurity, supply chain, and talent strategy are the three functional areas with the biggest supply-demand gap on boards right now, as of mid-2026. If you have deep expertise in any of those, boards are actively hunting you. Luna: Okay, what's the second question in her framework? Lucas: The second question is: what stage of company? Naylor separates boards into three categories — early-stage private, growth-stage private, and public. Each one teaches you a different thing. Early-stage boards are about survival and product-market fit. Growth-stage is about scaling systems and management depth. Public boards are about compliance, investor relations, and long-term strategy. Luna: And which one drives the most recruiter interest afterward? Lucas: According to her dataset, growth-stage private boards had the highest correlation with later C-suite appointments. Because those companies face the messiest problems — they have revenue but not always profit, they're hiring fast but culture is fragile, they're considering an IPO but not committed. That experience is broadly applicable. Luna: It's the crucible. I can see why recruiters would value that. What's the third question? Lucas: The third is: who else is on the board? Naylor says a common mistake is to only evaluate the board based on the company's potential, not the other directors. If you're the only person on the board with operating experience, you'll spend all your time being the CEO's therapist instead of learning from peers. She recommends looking for boards where at least two other directors have complementary operating backgrounds. Luna: So you're not the sole operator in a room of financiers or academics. You're learning from other operators. Lucas: Exactly. Now, the harder question — how do you get that first board seat if you've never had one? Because the classic catch-22 is that boards want people with board experience. Luna: And that's where the advisory committee comes in. A lot of private companies, especially growth-stage, have informal advisory boards or strategic advisory committees that don't carry fiduciary responsibility but do function like a board. You get the exposure, the strategic thinking practice, and a reference for the real thing. Lucas: Naylor says that's the most common path she sees. Sixty percent of the board placements she's worked on in the last two years started with an advisory committee role. And here's the tactical piece: she recommends targeting companies that have recently raised a Series B or C. At that stage, they're often open to forming an advisory board because they need functional expertise they can't afford as full-time hires. Luna: And you approach them how? Cold email? Through investors? Lucas: She says the most effective route is through the lead venture capital firm. If you know a partner at a VC that invested in a growth-stage company, you ask for an introduction framed as 'I'd like to offer my functional expertise to help one of your portfolio companies.' The VC gets to offer value to their founders, and you get a warm entry. Luna: This is gold. I'm thinking about listeners who might be in that VP or C-suite plateau right now, feeling like they've hit a ceiling. This is a concrete next step that doesn't require leaving your current role. Lucas: And that's really the core of it. A board seat — or even an advisory committee — forces you to operate at a higher altitude. And that altitude is exactly what recruiters and executive search committees are looking for when they consider you for the next big role. Luna: You know, it's funny — we spend so much time on this show talking about internal career moves, like how to handle an exit interview or negotiate a non-compete. But the external move of board service is almost like a parallel career track that feeds back into your main one. Lucas: It's a force multiplier. And it's one of the few career investments that actually pays you — board seats come with compensation, even at the advisory level. So you're getting paid to develop the strategic muscle that gets you the next promotion. Luna: If we've helped you think through a career move or decision — maybe you're considering an advisory committee or a board seat yourself — a couple of dollars a month is genuinely what keeps these shows going. Buy me a coffee dot com slash fexingo, if you've gotten something out of them. Lucas: Yeah, it really does make a difference. Helps us keep everything ad-free and focused on content that's actually useful. So if you're inclined, that's the place. Luna: Alright, back to the path for getting that first seat. Lucas, you mentioned advisory committees — what does the actual timeline look like? How long from advisory committee to first fiduciary board? Lucas: Naylor's data shows a median of fourteen months. That's from joining an advisory committee to being appointed to a formal board, either at the same company or a different one. And the key is to treat the advisory committee like a board from day one — prepare for meetings, read materials deeply, offer strategic input, not just operational fixes. Luna: So you're auditioning for the board role while you're in the advisory role. Lucas: Exactly. And Naylor says the biggest mistake she sees is people treating advisory committees as a casual monthly call. She says the people who get promoted to the actual board are the ones who come to every meeting with a one-page strategic memo — not just a status update, but a competitive observation or a risk they've spotted. Luna: That's a great specific takeaway. Prepare a memo. Show strategic thinking. Lucas: Right. And let me add one more concrete data point from her research: the average time commitment for a growth-stage private board seat is roughly eight to ten hours per month, including meeting prep. That's less than one workday per month. For an advisory committee, it's more like four to six hours. So the barrier to entry is lower than most senior leaders assume. Luna: That's surprisingly manageable. I think a lot of VPs hear 'board seat' and imagine a massive time sink. Lucas: It is manageable, and it's also highly leverageable. Naylor mentioned one case study — a VP of engineering at a financial services firm who joined the advisory board of a Series B data infrastructure startup. Eighteen months later, she was recruited for a CTO role at a different company, and she directly attributed the board work to giving her the confidence to talk about strategy at that level. Luna: She used the board to practice the C-suite perspective before she had the title. That's a great narrative for any senior leader to keep in mind. Lucas: One more thing before we wrap — Naylor also emphasizes that not all board exposure is created equal. She advises against accepting a board seat at a company that's in deep distress unless you have turnaround experience. The risk of reputational damage is high, and the learning can be overwhelming rather than developmental. Luna: So avoid the distressed company unless that's your specific expertise. Lucas: Right. And also avoid boards where the CEO is a founder who has never reported to a board before. That dynamic can be challenging — you end up spending all your time on governance basics rather than strategic growth. Better to find a board where the CEO has at least one prior board experience, so you can focus on the actual work. Luna: That's a really practical filter. So to recap: target growth-stage private companies in a functionally adjacent industry, aim for an advisory committee first, prepare a strategic memo for every meeting, and avoid distressed companies or founder-CEOs new to board governance. Lucas: That's the playbook. And if you're listening and you've been feeling stuck — like you're doing great work but not getting the calls you want — this might be the lever. It's not about networking harder. It's about putting yourself in a position where you're forced to think differently, and letting that thinking become visible. Luna: I think we'll do a follow-up episode on how to actually perform in that first board meeting — because showing up is one thing, but making an impact in the room is another skill entirely. Lucas: Agreed. Let's put that on the list. For now, Claire Naylor's data is clear: one board seat, eighteen months, forty percent more recruiter calls. That's an ROI worth pursuing.
