Latest / Leadership Sandbox: Strategies to Uplevel Workplace Communication, Team Collaboration, and Your Corporate Culture / The Trust Gap: Why Your Team Isn't Following Your Lead
Transcript
- 0:00So picture this, friend. The senior team spends two days at
- 0:04an off-site and they come back with a new strategy, a
- 0:09new set of priorities, new goals, and a beautiful slide deck.
- 0:14And it gets announced at the all-staff meeting and everybody claps.
- 0:18It's wonderful. And then nothing. Six weeks go by.
- 0:22The frontline is doing exactly what they were doing before, maybe
- 0:27even a little bit slower. And here's the question.
- 0:31And this is what I want you to ponder.
- 0:34I want you to sit with this today.
- 0:38What if the problem was never the strategy that was presented?
- 0:42What if the problem was trust?
- 0:45Hey, welcome back into the Leadership Sandbox.
- 0:48I'm Tammy J. Bond, and I am excited about this show
- 0:53today. Because this is where we look at what's really happening
- 0:57on the playground of your workplace, the behaviors, the attitudes, the
- 1:02habits, the beliefs, the expectations. The stuff that nobody puts on
- 1:07the org chart. Nobody puts it in your strategic plan.
- 1:11And today we're talking about the number that stopped me cold
- 1:16in my tracks this week. It's where trust lives in our
- 1:20organizations and more importantly, where it doesn't.
- 1:23So stick with me because by the end of today's episode,
- 1:28you're gonna have five things that you can do this week
- 1:33to close the gap on your own team.
- 1:36So the research today comes from DDI's Global Leadership Forecast for
- 1:412027. It was released just last week, and it's one of
- 1:46the biggest leadership studies in the world.
- 1:49More than 11,000 leaders and 2,500 HR professionals across 1900 plus
- 1:53organizations in over 50 countries participated.
- 1:56And here's what they found. Buckle up, Buttercup.
- 1:59Here you go. Among individual contributors, the people who actually build
- 2:04the product, they build the widget, they serve the customer, they
- 2:09answer the phone. Just 21% trust senior leaders.
- 2:1221 friends. That's roughly one in five.
- 2:15Look around your next team meeting.
- 2:18If you've got 10 people in there, two of them, only
- 2:22two of them trust the folks at the top.
- 2:26And before you managers in the middle breathe a sigh of
- 2:31relief, like, I knew it, it's not me.
- 2:34Only 25% of individual contributors trust their immediate manager.
- 2:38Oof, that's one in four. And that's you.
- 2:42That's me back when I was leading teams.
- 2:45And now here's the number that really should change how you
- 2:50think about all of this. Leaders who trust their senior leaders
- 2:54are 5.9 times more likely to say leadership decisions actually translate
- 2:59into action in our organization. Almost six times, friends.
- 3:03So let me put those two findings side by side.
- 3:07Trust is the lowest at the level where execution happens.
- 3:11And trust is the thing that turns a decision into action.
- 3:16That's not a culture problem sitting off on the side, waving
- 3:21at you. That is an execution problem sitting right in the
- 3:25middle of your boardroom table, right in the middle of your
- 3:30team meeting, right in the middle of your cubicle nation.
- 3:34So let's talk about why is trust.
- 3:37The lowest at the front line.
- 3:40Why is that? I don't think it's because individual contributors are
- 3:45cynical. I don't, I don't think that at all.
- 3:48I do think it's because they're the ones with the consequences
- 3:53of our decisions as leaders. And they're watching, they're watching our
- 3:58behaviors, they're watching our announcements, they're watching our follow through or
- 4:02the lack thereof. And I think about it like a sandbox.
- 4:07The people at the top decide where the sandbox is built,
- 4:12where it goes, how big it is, what's in it.
- 4:16The people in the sand are the ones who feel that
- 4:21when the rules change in the middle, right?
- 4:24They feel it. And they notice when somebody comes in and
- 4:29kicks over their creations and throws sands and comes in and
- 4:33nobody says a word when they're stirring up the sandbox.
- 4:38And I see three patterns that erode trust the fastest.
- 4:42One, The Say Do Gap. We announce people first, and then
- 4:47we cut training that fast. We cut the training budget.
- 4:51We say, we want your ideas, and then the idea goes
- 4:56into a black hole, or somebody else takes ownership of it.
- 5:00And every gap between what we say and what we do
- 5:05is a withdrawal from the trust account.
- 5:08And the front line keeps a very accurate ledger.
- 5:12Number two, the decision fog. A decision comes down with no
- 5:16why. Attached to it, know why we're doing it, right?
- 5:21People fill the silence with their own storyline.
- 5:24And the story is almost never generous, friends.
- 5:28And when we don't explain the reasoning, we're asking people to
- 5:32trust us blind. Most won't. They'll take a day off that
- 5:37day. And number three, the overloaded manager.
- 5:40This one is for my managers in the middle of the
- 5:45room. You're being asked to carry the change initiative that you
- 5:49didn't design. Explain the decisions you weren't in the room for,
- 5:54and still hit your numbers every day, every week, every quarter.
- 5:59When you're stretched that thin, you start passing messages along instead
- 6:03of leading through them. Your team can.
- 6:06Hear the collective sigh, they can hear the difference.
- 6:10It sounds like, well, the execs say, or well, corporate says,
- 6:15or well, the CEO says. That phrase, corporate says, or the
- 6:20execs say might be the most expensive two words in your
- 6:24organization today. Because in that moment, you just told your entire
- 6:29team that you don't trust the decision, you don't trust the
- 6:34person. So why should they? And here's what I want you
- 6:38to hear in this moment. Trust isn't a feeling waiting for
- 6:43people to have. It's the result of the behaviors we repeat,
- 6:48which means it can be built on purpose.
- 6:51Tracy Bayam, the CEO of DDI, said it this way: something
- 6:56about the research that I want to read to you because
- 7:00it flips the usual script, flips the playbook.
- 7:04She said, Organizations can't slow the pace of change, but they
- 7:08can make sure leaders have the support and capabilities to meet
- 7:13it. That may mean making a counterintuitive choice.
- 7:17Giving leaders who drive urgent change the time and capacity to
- 7:21build their skills while they continue to deliver.
- 7:25Building change-ready leaders protects more than their well-being.
- 7:28It protects their ability to perform when the business needs them
- 7:33most. Counterintuitive is the right word, I think.
- 7:36Because when the pressure is on, what's the first thing that
- 7:41we cut? Development, coaching, the one on one that we'll just
- 7:46push it to next week. And we tell ourselves that we'll
- 7:50invest in our leaders once things quote calm down.
- 7:54Things are not going to calm down, friend.
- 7:57They're not going to move at a slower rate of speed.
- 8:02So if you're a senior leader listening, I want you to
- 8:07hear this. The manager you're leaning on the hardest right now
- 8:11is the one who most needs time and attention to build
- 8:16those skills that you need. And if you're that manager, protecting
- 8:21your own growth isn't selfish. It's how you stay ahead of
- 8:25the game and it's how you stay the person your team
- 8:30can trust while everything else around shifts.
- 8:33So, all right, let's get practical here for a minute.
- 8:37Cause I want to give you the five things real quick
- 8:42and in a hurry that you can start.
- 8:46Changing this week. You can start putting into action this week.
- 8:50Number one, ban the corporate says speak.
- 8:53Before you pass on any decision, ask yourself three questions.
- 8:57One, what was decided? Two, why was it decided?
- 9:01Three, what does it mean for the team?
- 9:05For this team. And if you can't answer those why questions,
- 9:09go get that message before you deliver anything.
- 9:13And if you disagree, say so upward, respectfully, yes.
- 9:17Then own the decision downward. I'm going to do an episode
- 9:21on upward and downward messaging. It's super important.
- 9:25Action item number two for you today.
- 9:28Run a say do audit. Grab a sheet of paper on
- 9:32one side, write three things that you've told your team matter
- 9:37most. On the right side, I want you to write out
- 9:42where your time and calendar, right, actually meet those.
- 9:46Where those columns don't match, that's where trust is leaking out.
- 9:50Pick one gap and close it this week.
- 9:54Work to close it this week.
- 9:56And action item number three, I want you to close the
- 10:01loop within 48 hours. When someone brings you an idea, a
- 10:06concern, a challenge, a question you can't answer yet, that's okay.
- 10:10Tell them I'm gonna get back to you within two days.
- 10:15Tell them the buy when, even if the answer is I
- 10:20don't know yet, here's when I will.
- 10:23Silence is the black hole and a follow-up is a deposit
- 10:27in that account. Action item number four, name your missus out
- 10:32loud. One of the fastest ways to build trust in an
- 10:37organization in a team is to admit when you've got something
- 10:41wrong. Not a big confession. Just I handled that poorly.
- 10:46Here's what I'm doing differently the next time.
- 10:49It tells your team the truth in safety, right?
- 10:53And in your presence. And action item number five, protect one
- 10:58hour for growth. This is for you, leader.
- 11:01Do it every week. Put one hour on your calendar for
- 11:06your own development, whether it's to listen to the Leadership Sandbox
- 11:10podcast, whether it's a peer conversation, whether it's an hour with
- 11:15your coach or reading a chapter in a book.
- 11:19Make time for your personal development.
- 11:22Treat it like a client meeting.
- 11:24And if you lead managers, give them the same hour and
- 11:29defend it when things get busy.
- 11:31Protect it. So here's a quick recap for you that I
- 11:36want to cover. Number one, ban the corporate says speak.
- 11:40Know or the executive says, know the why before you deliver
- 11:45the what. Run a say, do, audit, and close one gap
- 11:50this week. Close every loop within 48 hours.
- 11:53Name your misses out loud and protect one hour of growth
- 11:58each week for you and the leaders on your team.
- 12:02Remember that offsite strategy from the top of the show?
- 12:06The one that went nowhere, it didn't fail in the boardroom.
- 12:11It failed in the gap between a decision and the people
- 12:16who were asked to carry it out.
- 12:19Trust is what fills that gap, friends.
- 12:22And here's the good news. You don't need a new program
- 12:26or a new budget to start.
- 12:29You need a few behaviors repeated and repeated on purpose.
- 12:33And by the leader your team sees every day.
- 12:37That's you. Y O U So here's your challenge.
- 12:41Pick one of the five actions this week, just one.
- 12:45You don't need to do all of them at the same
- 12:50time. Just pick one and do it before our next episode
- 12:55next week in the leadership sandbox.
- 12:57And then tell me how it went.
- 13:00Message me on LinkedIn. You can find me there easy.
- 13:04I read every message. I reply.
- 13:07Unless you're trying to sell me something.
- 13:10I won't reply. If this episode made you think of a
- 13:15manager who's carrying a lot right now, I want you to
- 13:19send it to them. If this episode made you think of
- 13:24something you're carrying, I want you to sit down and write
- 13:29it out. Because sometimes the most trust building thing that you
- 13:33can do is let someone know they're not alone in the
- 13:38sandbox of chaos that's in your workplace right now.
- 13:42Sometimes the best thing you can do is phone a friend
- 13:47and let them know, I see you, I hear you, I'm
- 13:51with you. And here's a way to grow into your next
- 13:56opportunity. And I want to thank you for taking time to
- 14:01grow into your next level of leadership in the sandbox today.
- 14:05I always love it when we get to spend time together,
- 14:10challenging our beliefs, our limiting beliefs, and putting in place some
- 14:15new habits, attitudes, beliefs, and expectations to transform the way that
- 14:19we show up every single day.
- 14:22I'm Tammy J. Bond. Thanks for joining me.
- 14:25Make it a great day. God bless you.
