- 0:24If this was the eighties in a sitcom world, Eric, we just need
- 0:27a very special episode of sales.
- 0:30We're not going to talk about pipeline.
- 0:31We're not going to talk about demand gen, but something that I

- 1:11I'm very excited today to have speaker, author, Eric Nerlich, I'm excited
- 1:16for the talk about his new book.
- 1:17You can see it behind them.
- 1:18And I've got a copy here.
- 1:19"You Have a Choice" Beyond Hard Work, Meaningful Impact.
- 1:24I, I'm forgetting now where and how we got introduced, but I think I read
- 1:28this book and, you know, a handful of times, you know, you read something that
- 1:32really has deeper meaning than just what we're trying to get done day to day.
- 1:36sometimes we have an opportunity to learn from people that not only bring
- 1:38us that wisdom, but unfortunately have lived part of that hard life
- 1:41that they're trying to help the rest of us see in the void as well.
- 1:44So.
- 1:44Thank you for doing this and being here.
- 1:46start with your background, your origin story, which I think really sort of sets
- 1:49up and introduces the book and the topic.
- 1:52Yeah.
- 1:52Well, first of all, thanks Matt for having me on the show.
- 1:54I'm really excited to be here and, and have a chat about this.
- 1:58A little over 10 years ago, I was working at Google and burning out badly.
- 2:02I've been working 80, a hundred hour weeks for too many years, a
- 2:06couple, three years at that point.
- 2:07And there's only so long you can actually maintain that pace.
- 2:11And my body physically gave out at some point and I was lying in bed sick and
- 2:16going, what am I doing with my life?
- 2:19I had been so focused on earning a promotion that I had
- 2:22like sacrificed everything.
- 2:24Didn't have time to see my friends.
- 2:25I didn't have any hobbies outside of work.
- 2:27I didn't see my family.
- 2:29In fact, the time when I broke down was Christmas.
- 2:31I'd planned to go see my family and instead I was lying in bed, sick with
- 2:34103 degree fever is this the life I want?
- 2:38I mean, I've worked so hard for this promotion.
- 2:40I've been putting in everything I could for three years to get this promotion.
- 2:44And it's so important to me, but why?
- 2:47I didn't have a good answer.
- 2:49It was just the next thing on the list.
- 2:51You know, you get good grades to go to college, get good
- 2:53grades in college, get a job.
- 2:53You get a job to get the next job.
- 2:55You go to the next job, get a promotion.
- 2:56You next step, next step, next step.
- 2:58It's always been about hitting the next step.
- 3:01But then I finally questioned, do I want this next step?
- 3:04What am I giving up to get, to this next step?
- 3:08And in that moment, I realized that I had a choice.
- 3:13I could keep doing what I was doing and destroying my body and giving
- 3:16up all my social connections, or I could start saying no to my job.
- 3:24And that was the first time that had ever occurred to me as a possibility.
- 3:29It was like, wait, is that something I could do?
- 3:32I don't know.
- 3:32I've never considered this idea, but I tried it out.
- 3:36For some reason, I was at the point where I was ready to try it out.
- 3:38And I went into my first one on one in January and I told my manager.
- 3:42I'm not going to work that hard anymore.
- 3:45They're like, what do you mean?
- 3:47I'm done, not doing that anymore.
- 3:49They're like, well, are you saying you can't handle the work?
- 3:53I'm like, yeah.
- 3:54Okay.
- 3:55Well, if you can't handle the work, I'm going to find somebody that can.
- 3:58understood.
- 3:59That means you're not getting that promotion.
- 4:00if you can't handle the work, you're not meeting expectations.
- 4:02I'm that is what that means.
- 4:05And so that's what happened.
- 4:07They took away half my team.
- 4:09My performance rating got slashed.
- 4:11I lost my chance of promotion.
- 4:13And all of my fears had come true.
- 4:16I'd been worried that was going to happen.
- 4:18I was going to lose the respect, lose my team, lose all these things.
- 4:21And it all happened.
- 4:23And the part that was amazing was that it felt great.
- 4:29I felt freedom after that.
- 4:31I had a life back.
- 4:32I could go see friends.
- 4:34I could take up hobbies.
- 4:35I could see my family.
- 4:38And I realized, oh, these are consequences I'm willing to accept.
- 4:42It's taking a step back in my career to embrace the rest of life.
- 4:46And that realization almost over a decade ago now has led me now to a place where
- 4:52I live a life that I control, that I want, where I do stuff that is meaningful
- 4:57to me each day, make enough money to get by, have time with my family, and
- 5:02generally live a pretty good life.
- 5:03I'm pretty happy with my life.
- 5:05And this book is my attempt to share what I went through in my own journey and what
- 5:09I've shared with my coaching clients.
- 5:11I'm an executive coach that works with leaders to be more impactful.
- 5:16And what I've learned in my own life and what I've learned coaching
- 5:18others is now embodied in this book.
- 5:22It's such a powerful story.
- 5:24I have so many questions.
- 5:25We're just going to scratch the surface on this I just encourage everyone to read
- 5:28the book to be inspired by Eric's story and really think hard about what part
- 5:34of that story might be part of yours.
- 5:35I think there was a lot of long time, Eric, where my wife knows
- 5:39this now, I would say, Oh, you and family are first, but they weren't.
- 5:41Work was what gave me joy, you know, and but in the idea of a promotion,
- 5:45the idea of what came next, the idea of making more money that was it.
- 5:48And, you get to a point where you're like, is this really all life is about?
- 5:51Is this really why I'm here?
- 5:54And I think for people that are still focused on the hustle and focus on
- 5:57the hard work and the next step and look, all power to 'em, everyone's
- 6:00got their thing, that's fine.
- 6:02But I think to be able to think about, if they were to step back and
- 6:06say, I don't need that promotion, I don't need that next step.
- 6:09There's a fear of missing out.
- 6:12There's a fear of what you're not going to have because Eric, you could
- 6:14probably have more riches and bigger houses and boats and whatever, if
- 6:19you would've stayed on that track.
- 6:21But there's a difference between what you missed out on and what you get instead.
- 6:26And that trade off I think is very difficult.
- 6:29It would have been impossible for me to think about that at various
- 6:33stages of my life and career.
- 6:35Can you talk a little bit about that part of it?
- 6:38Yeah, absolutely.
- 6:39It was unthinkable.
- 6:40It was something as I said, like I had never considered the possibility
- 6:44that I did have a choice until this critical burnout moment.
- 6:49And There's this cultural conditioning that more is better.
- 6:56There's no such thing as enough.
- 6:57I always have to go for more, go for the next, keep on going.
- 7:00And that's drilled into us from childhood age.
- 7:03Like we celebrate people that are monomaniacal people.
- 7:05I just put one thing and go for it at all costs.
- 7:08And stepping away from that feels very dangerous.
- 7:11As you said, there's this fear of missing out.
- 7:14And I mean, I'll be honest, that was really hard for me.
- 7:16I mean, I walked away from a very well paying, very prestigious job at Google.
- 7:21I was the chief of staff for the search ads team at Google.
- 7:23So I'm at the time I was running a hundred billion dollar plus business.
- 7:26Like there's nothing I will ever do.
- 7:29That's bigger than that.
- 7:30And I was getting paid a lot of money to do it.
- 7:32And I walked away from that to become a self employed coach.
- 7:36I make a fraction of what I used to make and I'm home at 6 PM
- 7:41every day to be with my kids.
- 7:43And I actually enjoy myself each day.
- 7:45I'm not stressed out every day going to work.
- 7:49I was willing to make that trade.
- 7:52And not everybody will be.
- 7:53That's fine.
- 7:54Make the choices intentionally is what I'm asking people to do and realize
- 7:59what options you're not considering, because something I say in the book is
- 8:05like, every day you show up at work as a choice, you can just quit that day and
- 8:11you don't cause there's consequences.
- 8:12You have to figure out the financial situation.
- 8:13You have to figure out insurance, but that's still a choice.
- 8:17Then it becomes like, Oh, I'm showing to work because the financial
- 8:20security and the insurance are worth more to me than the freedom.
- 8:23Okay.
- 8:24That's the choice I'm making.
- 8:26Sometimes it's not an easy choice.
- 8:27I've locked myself in with financial commitments.
- 8:29I bought a too big a house.
- 8:30So now I have a huge mortgage I have to pay.
- 8:32That's a choice also.
- 8:34I may have to keep this job that pays me a lot of money,
- 8:36but I hate to pay that mortgage.
- 8:39Or I can move to a smaller house, take a different job.
- 8:42It's not easy choices.
- 8:43I think that's the part of people miss.
- 8:45It's like, well, it should be an easy choice.
- 8:47I should be able to have everything I want.
- 8:49I should be able to do it all.
- 8:50And at a certain point you have to make choices and trade offs and priorities.
- 8:55So that's what I think the real message of the book is.
- 8:57Make those choices intentionally.
- 9:00I would imagine that there are people that you worked with at Google that
- 9:05both thought and maybe still think you're nuts, but also are envious
- 9:11of the life you're living now.
- 9:13And for people that look at that and think of that as a choice
- 9:15and think, well, what will people think if I give up on this path?
- 9:19What will people think if everything I work towards everything I've
- 9:23worked for, I walk away from?
- 9:26As I say that, I hope that other people think, okay, that sounds more like
- 9:28it's more about me than about them.
- 9:30It sounds more about my ego necessarily than what anyone else thinks and
- 9:32who cares what everyone else thinks?
- 9:34But that's a big barrier for people to get through.
- 9:37Have you experienced some of that?
- 9:39And I'm curious, forget people that have read the book, people you worked with,
- 9:42people on that Google train with you, has that had an impact and in conversations
- 9:47and experience that you've had with them and that they've had themselves?
- 9:51Yeah.
- 9:51So a few things come to mind.
- 9:53So about a year before I left Google, my manager sat me down and said, okay,
- 9:58to get your next promotion to director, I see this opportunity for you.
- 10:01Here's this greater scope you can take on.
- 10:03You can take on this and this and this, and that's how we're
- 10:05going to get you promoted.
- 10:07And I looked at her and said "Nope".
- 10:08She was like, what do you mean no?
- 10:10I don't want to get promoted.
- 10:12What, what do you mean you don't want to get promoted?
- 10:13I'm like, no, I don't want more scope.
- 10:15I'm happy with what I have.
- 10:17I'm in a good place in life.
- 10:18I don't want to change that.
- 10:19And it just, she just looked at me.
- 10:21She couldn't understand what I was saying.
- 10:23Of course you want the next promotion.
- 10:24That's the way this works.
- 10:25You have to want the next promotion.
- 10:26She just like, couldn't understand that I was telling
- 10:29her, no, that's not what I want.
- 10:31So that's an example of like people that just didn't get it.
- 10:35But what will people think?
- 10:37And the real question I have is, which are the people that matter?
- 10:42There was one person that mattered in this decision.
- 10:45My wife.
- 10:46Because she was going to be impacted.
- 10:47We were pregnant with our first child.
- 10:49And I was like.
- 10:51I'm thinking about leaving Google to become a self employed coach.
- 10:55And I know that's probably irresponsible.
- 10:57I'm supposed to be a provider.
- 10:58We need the money so forth and so on.
- 11:00And she was like, yeah, of course you should do it.
- 11:02Quit Google.
- 11:02I'm like, I'm sorry, what?
- 11:04I'm fortunate.
- 11:05My wife's an engineer at Apple.
- 11:06We're fine.
- 11:07Like, even if I didn't make money, we'd be fine.
- 11:09But she was like, look, I see you on the days when you come back from your
- 11:13Google job and you're stressed and you're exhausted and you're miserable.
- 11:17And I see on the days when you do even one coaching call and
- 11:21you're lit up, you have energy.
- 11:23You're excited about the world.
- 11:25And that's the man I want to be in my life.
- 11:27I'm like, Oh my God, I love you so much.
- 11:30First of all, but she was a person that she had to live with the consequences.
- 11:35Other people, my mom was like, how could you give up Google?
- 11:39This is the culmination of your career.
- 11:41This is everything you've been working for your whole life.
- 11:43I'm like, yeah, and I've been there and I've done that and I'm done.
- 11:47So I think it's really important to separate people from who
- 11:52is going to be affected?
- 11:53Who really needs to be in on the decision?
- 11:57Talking today on Sales Pipeline Radio with Eric Nehrlich
- 12:02author of this fantastic book.
- 12:04"You Have a Choice"
- 12:05You talked about this rock bottom that you hit 10 ish years ago.
- 12:09And would hope that not everyone would have to get to a rock bottom
- 12:13to see this as a choice; to see this as something they can do.
- 12:16What are some of the warning signs that people may be approaching rock bottom?
- 12:20What are some of the things they should be looking for that maybe they see
- 12:23in the mirror that can be indicators that your body is about to revolt,
- 12:28you are reaching a point at which this could be a threat to your existence.
- 12:35Yeah.
- 12:36I was just actually talking to a client earlier today that was
- 12:40in that downward spiral where he had too much to do at work.
- 12:44So he was working long hours.
- 12:46So he was stressed out.
- 12:47So he wasn't sleeping well, which meant he was less productive the next
- 12:50day, which meant things took even longer when he got further behind.
- 12:54And I'm like, this will not end well for you.
- 12:56There's no, there's no way this ends well for you because it's like, you're
- 13:01getting further and further behind each day you work because you're tired
- 13:04because you're exhausted and you're still accepting new commitments.
- 13:09And that was what I counseled him on.
- 13:11At some point you have to say okay, I am overcommitted.
- 13:15I cannot deliver on everything I'm being asked to deliver on.
- 13:20And that may sound like, oh, I could never say that.
- 13:23And that's the real fear of people.
- 13:25Like, well, if I say that to my manager, they're just going to fire me.
- 13:27And they might, and that's a risk.
- 13:30And that's the question are you willing to take that risk?
- 13:33But if you come back and you say like, you know what, I have
- 13:36these 10 things on my plate.
- 13:37These three seem like the most urgent and most important.
- 13:40How about I commit to getting those three done in the next week.
- 13:42And then we look at the rest of the list next week.
- 13:45That shows prioritization, that shows initiative, that shows leadership.
- 13:50And it's the only way to get out of this thing.
- 13:52Cause if you're trying to do all 10, you're going to do all 10
- 13:53badly, but if you pick three and say, I'm going to deliver on them,
- 13:57you're going to show dependability.
- 13:59You're going to show forethought, you're going to show that you
- 14:02can deliver on your commitments.
- 14:04And I think that is so critical.
- 14:06But again, I didn't figure this out until after I burned out my next job, when I
- 14:10was this chief of staff at Google, I had this relationship with my manager where I
- 14:13could say like, yeah, okay, these are the three things that got going on this week.
- 14:16You just asked me to add this thing.
- 14:18What can I drop of the three?
- 14:20And we would have that conversation and I was very upfront about it.
- 14:23Cause that way I knew I wouldn't get overwhelmed, but it took me
- 14:27hitting rock bottom to really learn to have that conversation.
- 14:30You hit rock bottom and didn't immediately quit Google, you just started
- 14:33prioritizing yourself and pushing back and you lost the trajectory you're
- 14:37on but you still worked at Google.
- 14:39Sometimes I think you have these black or white expectations that either I
- 14:42follow this path and keep my career or I'm dead or I have nothing right.
- 14:48And it's never that level of trade off.
- 14:50I think people feel if I say no to that sixth thing, if I say no to this extra
- 14:54work, then my boss is going to fire me or was no longer going to believe in me.
- 14:58That's rarely the case either, right?
- 15:00It's somewhere in the gray area, but in that gray area, you're
- 15:04able to prioritize what you want.
- 15:06And the more you do that, the more that muscle builds and the more you're able
- 15:10to advocate yourself with confidence.
- 15:13To find that right balance.
- 15:15Yeah just kind of building on that, who are the people that matter?
- 15:19And this is so important in a work environment.
- 15:20if you're saying yes to everybody, you're going to get overwhelmed.
- 15:24Especially if you're competent, this is the curse of being competent.
- 15:26More work flows to you because you're competent.
- 15:28You do good work.
- 15:30The reward for good work is doing more work.
- 15:33So then at some point you have to say like, okay.
- 15:35Who do I really need to deliver on?
- 15:37I'm going to deliver for my manager, my VP and other people will have to wait.
- 15:42And that is a skill that most people don't learn.
- 15:45They're either like, I have to say yes to everybody, or they start
- 15:47indiscriminately saying no, and they like piss off the people that are
- 15:50really the important stakeholders.
- 15:52So learning to prioritize, these are the people requests come first.
- 15:55Everybody else has to wait.
- 15:56That's another really helpful skill as you progress in your career.
- 16:00Got just a few more minutes with Eric Nehrlich.
- 16:03He's the author of the book, You Have a Choice, Beyond Hard
- 16:05Work to Meaningful Impact.
- 16:07So we've been talking mostly about this self realization, right?
- 16:10The path you were on you're coaching to help people see this for themselves.
- 16:15Let's say someone listening is a manager seeing someone at the risk of
- 16:20burnout, seeing someone who is, Icarus getting a little too close to the sun.
- 16:25How do you recognize that?
- 16:26And is there an appropriate way to have a conversation with them?
- 16:31Look for some people, they just might want to keep doing that.
- 16:34But how do you have a conversation as a manager, as a boss, as a
- 16:37leader to help people see where the right balance is for them?
- 16:45That's a tough one.
- 16:46I think partially it depends on what is the relationship you've already
- 16:49built with that person, have you shown that you care about their welfare?
- 16:54Otherwise it can come across like, how do I get more work out of you?
- 16:56And that can come across the wrong way.
- 16:57So, and it also matters how you show up.
- 17:00Like, what do you do?
- 17:01Are you working all hours of the day?
- 17:03That manager that asked me, if you can't handle the work, I'm
- 17:06going to find somebody that can.
- 17:08They were working, I don't know, 16, 17 hours, most days.
- 17:10And that was the example they were setting.
- 17:12And they just said yes to everything.
- 17:14My later manager, the one that I was chief of staff for, he could prioritize.
- 17:18He's like, okay, this is what I'm going to get done this week.
- 17:20And I'm going to say no to everything else.
- 17:22He could say like, yep, we're going to rejuggle.
- 17:23And this is what I'm going to deliver.
- 17:24Cause this is the time I have available and I'm going home to my family at 6 PM.
- 17:28And he did as a VP at Google, which was not that common.
- 17:33But to your question, like, how do you handle it?
- 17:35I think you look at it and say like.
- 17:36Hey, it seems like you're not always delivering on the things that
- 17:40you say you're going to deliver.
- 17:41It seems like you're overcommitted.
- 17:43What can we do?
- 17:44And this "we" is really important.
- 17:46We are going to work on this.
- 17:48Because it's not, you're doing bad.
- 17:50You're not delivering.
- 17:51It's Hey, it feels like I'm giving you too much to do cause you're not
- 17:54always delivering on what we agreed to.
- 17:56How can we work on that together?
- 17:59Awesome.
- 18:01Well this has been amazing.
- 18:03I'd highly encourage you for yourself, for those that you love.
- 18:06Get a copy of this book.
- 18:07"You Have a Choice".
- 18:08I got mine on Amazon.
- 18:09I'm sure there's lots of places you can get it online, but
