Latest / Back in 10 / Episode 5: Bosses and Boundaries: Are You and Your Dentist Aligned?
Transcript
- 0:02Jennifer Steadman: Back in 10 is a podcast for dental leaders who do it
- 0:05all and need 10 minutes to themselves.
- 0:07Savanah Carlson: It's about real conversations, not curated ones the
- 0:10kind that happen off the clock behind closed doors, and between the chaos of
- 0:14running a practice and running life.
- 0:17Jennifer Steadman: Hosted by Savanah Carlson and Jen Steadman, two women who've
- 0:21led, learned, and laughed through it all.
- 0:24Savanah Carlson: This show brings honest stories, leadership truths, and
- 0:27the occasional sassy take on what it really means to lead in dentistry today,
- 0:31Jennifer Steadman: because sometimes the best leadership happens when
- 0:34you step away for 10 minutes.
- 0:36Savanah Carlson: This is back in 10.
- 0:44Hello everyone.
- 0:46Welcome to back in 10.
- 0:48I'm Savannah.
- 0:49And I'm Jen.
- 0:51And on today's episode, we are gonna talk about the leader relationship, so the
- 0:57owner dentist, and the practice manager relationship and the communication
- 1:02that needs to come with that.
- 1:05Uh, Jen, any initial feelings and thoughts on that relationship?
- 1:09Jennifer Steadman: Oh goodness.
- 1:10There's a lot that we're gonna unpack in the next 10 minutes,
- 1:12so get your coffee real quick.
- 1:15Everyone get to a safe place and, uh, let's do it.
- 1:19Let's do it.
- 1:21Savanah Carlson: I did have the privilege of working with the owner
- 1:25dentist at my last practice, and I can honestly say communication is
- 1:31the absolute most important thing when you're the practice manager and.
- 1:37Having it be honest communication.
- 1:39You know, in our last episode we talk about honesty and integrity and ensuring
- 1:44that you and your dentist align in both of those values is crucial to
- 1:49running a very successful practice.
- 1:53Jennifer Steadman: Yeah, absolutely.
- 1:54And I think I've been in that position too, where I've been fortunate
- 1:58to work with the owner dentist.
- 2:00It gets very complex when you start adding layers to that.
- 2:04So the first thing in that relationship is making sure that you're always,
- 2:09when you go to the team, that you're in a united front, right?
- 2:12Right.
- 2:12Like you guys are on the same page.
- 2:14Your team knows that.
- 2:14You've already communicated that whatever you're bringing to the team is.
- 2:21Is stone, I'll say, right?
- 2:23Mm-hmm.
- 2:23There's always wiggle room because nothing is black and white.
- 2:26In dentistry, there is many different shades, right?
- 2:29But it is so important that you are a united front when you come
- 2:34together and that you're not also playing the parents, right?
- 2:38You don't want the team to be able to play the parent, so you
- 2:40need to be united in that front.
- 2:42Savanah Carlson: Mm-hmm.
- 2:45To create that unison it.
- 2:48You have your weekly meetings and the topics of those meetings will change, but
- 2:53you should also have daily check-ins too.
- 2:55The, check-ins with your team.
- 2:57Crucial, but daily check-ins with your owner dentist.
- 3:02Even more crucial.
- 3:04Yeah, even more al whether that's, reviewing your financials, reviewing the
- 3:09previous day and the ongoings of that day.
- 3:13Whether you're looking at the, the team team relationships and what
- 3:18other topics do you put at the forefront of these daily check-ins?
- 3:25Jennifer Steadman: Yeah.
- 3:25Is there any initiatives that you're working on?
- 3:27Are there any, like, what is the pulse of your team?
- 3:31You know, we, we, a lot of the times leaders will focus on
- 3:36KPIs that are measured with dollar signs in front of them.
- 3:40But you really wanna know what the pulse of the team is.
- 3:43Is something going on, someone have a big family event or a different, anything
- 3:47in their personal life that could also affect something in the practice or affect
- 3:51their performance or anything that you know that the other leader might not.
- 3:54And sometimes there are some things that we keep to ourselves as leaders
- 3:58too, because we need to, right?
- 3:59It's, if a team comes to us, they're comfortable, but you need to let.
- 4:03Your owner, doctor, or your, your just your, your doctor, no, the
- 4:07other leaders in the practice.
- 4:08If there's something going on, you need to keep that communication open.
- 4:11Anything that could create a potential challenge or something that you also
- 4:17want to share with them, that's exciting.
- 4:20Right.
- 4:21It doesn't always have to be a challenge.
- 4:22It can also just be like, oh my gosh, did you know they got engaged or.
- 4:27They're celebrating their child just got, is up into the new grade or,
- 4:31or whatever it could be reminding
- 4:33Savanah Carlson: them of team celebrations.
- 4:35Yes, it's, yeah, it is.
- 4:37It is.
- 4:37Danielle's birthday tomorrow.
- 4:40Am I going to have a celebration for her or did you wanna plan something?
- 4:46Do you want to, this was a big one.
- 4:48Do you want to write the card for your.
- 4:51Employee or should I write the card?
- 4:54I was always a big proponent of, you know, it would hold more weight
- 4:58coming from you, so you need me to, to invent the messaging forward.
- 5:03And then you just, you write it and sign the card.
- 5:06Awesome.
- 5:06But having that involvement, it means a lot to the team.
- 5:09Jennifer Steadman: Yeah.
- 5:10Or how about, it's my birthday tomorrow.
- 5:14How do you wanna celebrate me?
- 5:15No, I'm just,
- 5:16Chris Stone: wait Jen, I almost Jen when you said that it's the wizard.
- 5:20Yeah.
- 5:20I almost came in to start singing Happy birthday, knowing if
- 5:24tomorrow was really your birthday.
- 5:26Jennifer Steadman: So it's not, it's not, but okay.
- 5:28There are times that I've had to make that friendly reminder that it's also my
- 5:35birthday and I celebrate your birthday.
- 5:39And every other special day that we possibly could, but it's my birthday
- 5:44too and I wanna be celebrated.
- 5:48Everyone does, right?
- 5:50Savanah Carlson: There have been times where the dentist has forgot
- 5:55very important milestone dates.
- 5:59Jennifer Steadman: My, I'm just gonna say this and I'm sure that my former.
- 6:03Lovely employer will watch this.
- 6:05Hi, Dr. Nick.
- 6:06Love you dearly.
- 6:08He called me up this past September and said, happy anniversary
- 6:16of our work anniversary.
- 6:18Man, you never even said that when we were working together.
- 6:21How rude Nick.
- 6:24I know.
- 6:24Savanah Carlson: How exciting!
- 6:25That was very nice of him.
- 6:26Jennifer Steadman: It was very nice of him.
- 6:28So I'm like, he is a great guy.
- 6:30Appreciate him dearly.
- 6:31Gave me amazing opportunities so, so, so fortunate.
- 6:34But I was like, thank you for that.
- 6:37And.
- 6:38You could have remembered when we were together too.
- 6:40And I said that to him.
- 6:41So it's not a surprise.
- 6:43Love you bud.
- 6:44Chris Stone: So you know, it's, it's interesting ladies, you
- 6:48talk about daily check-ins.
- 6:49I also think part of a daily check-in should be daily product
- 6:52placement and shameless plugs.
- 6:55Savanah Carlson: Oh yeah.
- 6:57Logo and brand is so important.
- 7:00I feel like I.
- 7:04You know what?
- 7:04Maybe I should take some extra notes.
- 7:10Chris Stone: Love it.
- 7:12Savanah Carlson: Wow.
- 7:13We are goobers.
- 7:15Jennifer Steadman: You know what?
- 7:16But we are, you are comic relief and we're a little spicy today, so let's have at it.
- 7:22Savanah Carlson: It's been a day.
- 7:23Jennifer Steadman: Again, so, so important and I think.
- 7:26In that leadership relationship too.
- 7:28One of the things that I know that I really worked on with my
- 7:32doctor was making sure that team couldn't play the parent, right?
- 7:36So if they went to him and said, Hey, 'cause this happened, I'm
- 7:42gonna take a week off of PTO, and he's like, yeah, yeah, sure.
- 7:46In between stuff.
- 7:47And then I would find out the morning of that the hygienist took a week
- 7:51off of PTO and I never knew about it.
- 7:54All the patients are in the schedule, and I'm calling her to figure out
- 7:59what if she's okay, and I find out that she's on PTO all week.
- 8:04So we worked through some things and learned a very powerful phrase that said,
- 8:09you need to go to Jen with that, or.
- 8:13Did you talk to Jen about that?
- 8:15And we did coaching with the amazing Judy k Mossoff, and we worked through
- 8:20a lot of those things together.
- 8:22But that was a very powerful phrase that he learned was,
- 8:25you need to go to Jennifer.
- 8:26That because he was the practice owner and he also led the practice for many years.
- 8:32So I was his first office manager in that position.
- 8:35So there's also a change in the dynamic in the authority and
- 8:40who the team goes to and it.
- 8:42Creature of habit.
- 8:43So completely understandable, but that was a very powerful
- 8:46phrase for him and for the team.
- 8:49I've still had
- 8:49team members, even with the knowledge that they need to go to me to ask for time
- 8:57off, other than putting it in the system and me approving it or asking further
- 9:01questions, still continue to go to the dentist and sway the dentist, and then.
- 9:08Also having to look like the bad cop.
- 9:10Doc did you say the coaching that we've agreed upon, and furthermore, did you
- 9:17say, you know, that you have to go to speak to Savannah to do this, right?
- 9:22Mm-hmm.
- 9:22Ask them that question.
- 9:24Mm-hmm.
- 9:24So you can, it, it helps to get them to further understand and.
- 9:31Follow the follow protocol.
- 9:34And look, there's sometimes, look, there's certain things in
- 9:38everyone's position that we can relinquish and ask for support with.
- 9:45I could never drill and fill.
- 9:48That's not, I'm a hygienist, that's as high up as I can go.
- 9:52However, I'm here to support the practice and support the
- 9:55team and all of those things.
- 9:56So.
- 9:57I will let you know if there's something that comes up that I need your help
- 10:01with or that the team needs help with.
- 10:03But there's a lot of things that I can handle and I can do on
- 10:07my own, and that that dentist needs to know that you can do it.
- 10:10So you also need to show and prove that you are capable and
- 10:14that you're trustworthy and really work on that relationship.
- 10:19So then there isn't as much going back and forth.
- 10:21I think that's a huge part of it too, and it's.
- 10:27Savanah Carlson: Have the conversation with your dentist about what your
- 10:32position really entails and what the success of your position is.
- 10:37Jennifer Steadman: Awesome.
- 10:38Savanah Carlson: Having that clarity is for both of you and then
- 10:43Jennifer Steadman: relaying that to the team.
- 10:45And also having the dentist be the one to say, I'm gonna pretend I'm
- 10:49the dentist right now, and say, team.
- 10:55I want you to know that I completely trust Savannah and her capabilities
- 11:00and that anything that she is going to roll out or any initiatives that
- 11:06she's trying to support you with and get completed, her and I have already
- 11:09talked through it, so I need you to know that if she's asking you to do
- 11:13something, that's also coming from me too.
- 11:15That is huge.
- 11:19Savanah Carlson: I have been in that situation where I have not felt supported.
- 11:23And it mm-hmm.
- 11:24It's so defeating and deflating.
- 11:27Jennifer Steadman: Yeah.
- 11:27Savanah Carlson: You put your, you know, you've put a lot of hard work
- 11:30into an initiative, and then you don't have that backup from your dentist.
- 11:34It's sad.
- 11:35It's so sad that there are dentists that don't really offer that support.
- 11:41Jennifer Steadman: Yeah.
- 11:42And honestly too, I think when it's private practice
- 11:45it's, it's very difficult.
- 11:47Especially 'cause you're right there when you get into multi-locations
- 11:51or DSOs, it is a whole other animal.
- 11:55So I always had the support of my doctor.
- 12:00Always had the support.
- 12:02I didn't always have the support of others.
- 12:04Mm-hmm.
- 12:05Which makes it very complicated.
- 12:07Right.
- 12:09So.
- 12:10It's a completely different level of understanding and frustration
- 12:17and it's a whole other animal.
- 12:20And so just really important that you have that foundation that you can
- 12:25communicate that with your team and communicate that with the leaders in the
- 12:30practice, like you need to be able to go to them for anything and everything.
- 12:35Savanah Carlson: So let's explore, um, for a moment that a dental
- 12:41office manager doesn't have that support of their owner dentist.
- 12:45Mm-hmm.
- 12:46And has maybe approached them and said, Hey Doc, are you open to some feedback?
- 12:52Are you open for coaching?
- 12:54Yeah.
- 12:54And what if they get No.
- 12:59There are, there, there are many, many dental office managers
- 13:01who don't have that support.
- 13:03From their owner dentist or from even from their executive leadership.
- 13:07So what would they do in that situation?
- 13:11So other than maybe find a new job.
- 13:13No.
- 13:14Jennifer Steadman: So I, I will say this, you can go and you can
- 13:19ask, you can ask for that support.
- 13:21You can, you have to give it the good college try, I'll say, right?
- 13:27Um.
- 13:29It gets to a point where it's okay if your values and your, it's okay
- 13:40if you don't align anymore, right?
- 13:43Everyone grows and if your values no longer align, that's okay.
- 13:49Find somewhere that does.
- 13:52Savanah Carlson: Along those lines as well are the boundaries, but
- 13:56the relationship boundaries between office manager and dentist owner.
- 14:01Many of us have been put in that situation where we feel like the superhero and
- 14:07we have to do everything all the time.
- 14:10There needs to be a strong conversation regarding your personal boundaries
- 14:16when you clock out for the day.
- 14:19Clock out for the day.
- 14:21There needs to be conversations around that more often, I feel within the
- 14:27practice, and that's even between practice administrators and the team.
- 14:33We should not be texting our team after hours regarding something that
- 14:37happened on hours the dentist should not be communicating regarding,
- 14:43jamie's five o'clock appointment.
- 14:46What?
- 14:47What was I supposed to actually bill out that should not be a conversation
- 14:50that happens off the clock.
- 14:53Those things you think have been on the clock and I, and boundaries are mm-hmm.
- 14:57Are big topic.
- 14:59Jennifer Steadman: Yeah.
- 14:59And to go with that too, I've coached a lot of leaders to say, you know what?
- 15:06They'll come to me and say, oh my gosh, my team texts me all the
- 15:09time, and they'll text me on the weekends or text me on vacation.
- 15:13And my first question is, well, do you do that to them?
- 15:17You can't expect something of your team that you're not
- 15:20willing to do yourself, right?
- 15:22So if you're texting them on their vacation and you're texting them off
- 15:26hours, they're gonna do the same to you.
- 15:28So you know, it's.
- 15:31You need to make sure that you have those boundaries set.
- 15:33I will say for myself, as my position grew, I found it increasing, challenging
- 15:41to be able to do that, and just the sheer volume, like I had over 200 team
- 15:46members and leadership and a lot of people and vendors and everything.
- 15:51It got increasingly challenging.
- 15:53So for the sanity of myself and.
- 15:58My family and to be mindful of my family time, and I'm not saying everyone could
- 16:04do this or everyone wants to do this, like I, I have two phones, I have two.
- 16:10This is my personal phone.
- 16:12This is my work phone, and my work phone stays on my desk flipped
- 16:18over when I'm done for the night, it's flipped over and it's done.
- 16:23Yeah, I do not look at it until the next morning.
- 16:26I might peek at it real quick, like before I'm getting ready just to see if something
- 16:30crazy happened that's done, it's off.
- 16:34And the other main leader of of the group would have my personal cell in case
- 16:39there was a fire or something happened.
- 16:42Exactly.
- 16:43Savanah Carlson: Mm-hmm.
- 16:44But other than that, defining what an emergency is.
- 16:48Oh Lord.
- 16:52Uh, yes.
- 16:53An emergency is, oh my God, the bathroom flooded overnight if it's in the morning.
- 17:02Jennifer Steadman: Yes.
- 17:02The emergency is, well, how much do the bathroom flood though?
- 17:06I want you to be really specific.
- 17:07There is there a small pool of water on the floor that you can pick up with a mop?
- 17:11That's fine.
- 17:12Yeah.
- 17:13Is it leaking down into, into equipment?
- 17:17I need to know.
- 17:18Yep.
- 17:18If it.
- 17:19Flooded the basement that happened before there was a pipe that just like burst.
- 17:24It was, it flooded the entire basement.
- 17:28I need to know, I need to be able to be there, but like look, if the
- 17:34seal is broken on the toilet and I can come in with a wax ring and
- 17:37replace it tomorrow morning myself.
- 17:39You don't need to call me right now.
- 17:42It's fine.
- 17:44Savanah Carlson: Yeah.
- 17:44And or okay.
- 17:46Also illnesses.
- 17:47This was, a conversation that I had to have with my team.
- 17:51If you wake up in the middle of the night and you are very ill and you
- 17:55know you're not coming into work, I requested that, set an alarm for
- 18:006:00 AM and notify me at that point.
- 18:03There's nothing I can do at three 30 in the morning to.
- 18:08Help you or adjust the schedule.
- 18:11All it's going to do is create immense anxiety for the next three
- 18:15and a half hours and I can't sleep.
- 18:17So there's nothing that can be achieved in those early am hours of knowing you're
- 18:22not gonna be in so kindly just notify me at 6:00 AM Like that's the earliest I
- 18:28wanted to be notified when I was managing.
- 18:32Jennifer Steadman: There's other different things you can do
- 18:33with different phones, right?
- 18:34Like if you have an iPhone, you can, and I know leaders that have done this, they
- 18:37would change the tone of the ring tone of anyone on their team to be something else.
- 18:43So they knew if it was work or if it was personal.
- 18:46Mm-hmm.
- 18:46Also set different focus times so that way certain phone calls
- 18:50or text messages don't come in.
- 18:51So there's things that you can do if you're tech savvy.
- 18:54But again, having those boundaries and understanding the expectations in
- 18:58general, whatever the case may be, yeah.
- 19:01Is really important.
- 19:03Savanah Carlson: Yeah, totally agree.
- 19:05Yeah, totally agree.
- 19:07On that note, I think I'm, uh, ready to clock out.
- 19:10Are you ready to clock out, Jen?
- 19:12Jennifer Steadman: Yeah, and I'm not gonna talk to you after this because
- 19:14I'm gonna respect your boundaries.
- 19:16Savanah Carlson: That's fine.
- 19:17I'll journal about it in my notebook.
- 19:21Bye everyone.
- 19:21Have a great day.
- 19:23Take your break, set a boundary.
- 19:28Thanks for spending a few minutes with us on back in 10.
- 19:31Jennifer Steadman: If something made you laugh, nod or feel a little more
- 19:33human, share it with a friend and make sure that you're subscribed.
- 19:37Savanah Carlson: You can also follow us on Instagram at Back in
- 19:4010 Pod for more behind the scenes updates and probably a little chaos.
- 19:45Jennifer Steadman: We're not here to have it all figured out.
- 19:47We are just here to tell you the things that we wish someone had told us
- 19:52Savanah Carlson: and remind you that leadership doesn't
- 19:54have to be perfect, just real.
- 19:57Both: We'll be back in 10, back in 10.
