Transcript
- 0:00Chris Stone: All right.
- 0:00Fun topic.
- 0:02It's inventory management with the Boston Babes in 3, 2, 1.
- 0:08Jen Steadman: Back in 10 is a podcast for dental leaders who do it all
- 0:11and need 10 minutes to themselves.
- 0:13Savanah Carlson: It's about real conversations, not curated ones,
- 0:16the kind that happen off the clock behind closed doors, and between
- 0:19the chaos of running a practice.
- 0:21And Running Life,
- 0:23Jen Steadman: hosted by Savannah Carlson and Jen Steadman, two women
- 0:26who've led, learned, and laughed
- 0:28Savanah Carlson (2): through it all.
- 0:30This show brings honest stories, leadership truths, and the occasional
- 0:33sassy take on what it really means to lead in dentistry today,
- 0:37Jen Steadman: because sometimes the best leadership happens when
- 0:40you step away for 10 minutes.
- 0:42Savanah Carlson (2): Hello everyone.
- 0:44Welcome to back in 10.
- 0:46I'm Savanah.
- 0:48And I'm Jen.
- 0:51And today we are talking about inventory management.
- 0:56We wanna reduce our office waste, we wanna control our costs, and more
- 1:04importantly, we wanna make sure that everyone is on side with doing so.
- 1:11It got all over the omelet, so I said.
- 1:15F it.
- 1:16Jen Steadman: have that full fat latte in my sourdough cinnamon toast.
- 1:20It was delicious.
- 1:22you did, what's your, favorite protein?
- 1:25Oh, I just do coffee.
- 1:26Coffee and chocolate.
- 1:28Chocolate protein.
- 1:29Mm-hmm.
- 1:29Chocolate protein.
- 1:30Yeah.
- 1:30So good.
- 1:31Savanah Carlson (2): I mean, that's where it's at.
- 1:33Along with like a whole meal.
- 1:34But yeah, I'm all about the prophy, getting in my caffeine and making
- 1:38sure you're doing protein goals.
- 1:40But anyway, I felt super wasteful because I had to chop all of that
- 1:43into the trash and start over.
- 1:47Jen Steadman: Yeah.
- 1:47And you know what's funny, you talk about wasteful, addie had a wasteful
- 1:51thing that happened at school and she came home and was talking about it.
- 1:54And when I thought about this in inventory management, and we
- 1:57talk about being wasteful, right?
- 1:59Yeah.
- 1:59So, I'll give you the scenario 'cause this happens in the office.
- 2:04So picture this, you go to lunch and you have a tray with all of your
- 2:10stuff on it, but there's only one thing that you wanna eat on that.
- 2:15So you throw everything else away other than that one item on the tray,
- 2:20and that one item is really good.
- 2:24Like everyone wants it.
- 2:25Everyone wants that one thing.
- 2:28Savanah Carlson (2): mm-hmm.
- 2:29Jen Steadman: You have to get it with everything.
- 2:31similar like in practice, if you get things in bulk or in a
- 2:34pack There's usually one thing in there everyone wants, right?
- 2:38Yep.
- 2:38for me it used to be those little discs that were really good for
- 2:41IPR that everyone wanted to use.
- 2:44I don't know what it's called.
- 2:45for whatever reason, everyone liked the white one, but
- 2:47you had to buy it in a pack.
- 2:49No one used the rest of them.
- 2:50Wasteful.
- 2:51So then it's like, what's going on with the rest?
- 2:53Same thing happened to Addie at school and the poor kid.
- 2:56Didn't get her pizza because everyone else wanted the icy that was on lunch
- 3:00and they didn't have enough pizza.
- 3:01So the same thing happens in the dental office that things get thrown away.
- 3:08Because they're not used.
- 3:10And then when someone goes to get the thing, they're
- 3:11like, oh, I really need that.
- 3:13It's not there.
- 3:14So making sure that you have a good way to track your inventory.
- 3:19Making sure that you have a good system for ordering inventory.
- 3:23Absolutely.
- 3:24And for communicating what the team to figure out what
- 3:26they like, what they don't.
- 3:29And here, let's just listen and see if they have any suggestions too.
- 3:33to make sure that you're not wasteful because it is very easy to be
- 3:38wasteful and it takes a little bit of finesse, I'll say, to be green.
- 3:45Savanah Carlson (2): It's true.
- 3:46And you bring up a good point about making sure that you
- 3:49have a standardized, protocol
- 3:52For your team, as a leader you're working with.
- 3:56Whoever you've put in charge of ordering, whether it's a lead assistant
- 4:00another assistant or maybe it's your hygienist who is doing the ordering
- 4:03for the practice, just making sure that you assign clear responsibilities,
- 4:09but not only responsibilities.
- 4:11We also have to talk about accountability when it comes to
- 4:15office inventory management and office products, if you use.
- 4:20The last of something and do not add it to the supply list, shame on you.
- 4:28I think that was in the top three of arguments that were always happening.
- 4:35Like every morning opportunity meeting was like, well, someone used
- 4:40to last bur and didn't say anything.
- 4:42Someone did that last week.
- 4:43Mm-hmm.
- 4:44Guys, how many times do we have to talk about this?
- 4:46Yeah, if you look tag in the basket, please.
- 4:50Exactly.
- 4:51So have a clear ordering system.
- 4:54Yes.
- 4:54What do you want your team to do when things are
- 4:56Jen Steadman: Mm-hmm.
- 4:57And you just said tag, right?
- 4:58So there's a lot of offices that'll use a TAG system, but I would say
- 5:02don't wait until you take the last one.
- 5:03Wait until there's like two or three.
- 5:05Of that item, because sometimes you might go through five of those in one
- 5:09day and you just took the last one.
- 5:10That ain't on you, that you took the last one.
- 5:12That's actually four people before you because they should have done it, right?
- 5:16Mm-hmm.
- 5:17Another thing that works really well too.
- 5:18Have you ever used a scanner?
- 5:20Yeah, I loved the scanner.
- 5:21So when you have the tags, there's little barcodes and your local rep of
- 5:26your supply company can help you with this, you just scan it and it adds it to
- 5:29a list to make it really easy to order.
- 5:32way back in the day, it used to take forever.
- 5:35to order, because you had to look in and what's the code and
- 5:37what's this and what's that?
- 5:38Now it's so much easier.
- 5:40You can also have things on autoship depending on how much you use.
- 5:44I always say I would rather have you have the perfect amount or a little
- 5:49bit more in your office than too much.
- 5:51I don't want inventory sitting on your shelves that you're not many years.
- 5:54You don't wanna be a just
- 5:56Savanah Carlson (2): in case hoarder, like no one, like I have seen supply closets
- 6:00that have just when you over order, especially on, products with expiration
- 6:06dates, that's just thousands and thousands of dollars and wasted materials and money.
- 6:13Mm-hmm.
- 6:14Oh yeah.
- 6:14It's not, mm-hmm.
- 6:16No, you, I mean, I think that's where you have to track usage
- 6:19One thing that my practice did do, and a couple of assistants
- 6:24were like, why are we doing this?
- 6:25This is actually going To let us know how much an actual appointment costs
- 6:30Based on the materials.
- 6:31when you go in for a hospital visit They itemize your bill down to the
- 6:36tissue used everything is very itemized.
- 6:39So you can see the cost of the materials.
- 6:42Exactly.
- 6:42Then they're Billing appropriately.
- 6:44Your inventory management also reflects your production.
- 6:52What are the actual materials costing me for this appointment?
- 6:56Jen Steadman: Yeah, exactly.
- 6:58And you know, it does take time to do that, but man, is it eyeopening when you
- 7:04do, it's crazy eyeopening So I did it for one practice and then, a lot I'll say.
- 7:11And we went through and created a custom formulary with our supply company.
- 7:17And if you have gone through that, you know, the strenuous process that it is
- 7:22it's similar to if you had one office down to what's the gloves of choice, right?
- 7:28And I will say it's not always the most expensive one, right?
- 7:31In that process, we tested lots of different things and selected
- 7:37specific team members to help with that testing process.
- 7:40Yeah, so we had a certain number of doctors, hygienists, assistants to
- 7:43test different things, from different locations, different skill levels.
- 7:47Everything we wanted to know down to, the fluoride they were using.
- 7:52What did you like about it?
- 7:53What did you not like about it, it's the consistency, right?
- 7:56The viscosity of all these things, like there's so many.
- 8:00Different things that come into play.
- 8:01Even the composite, the impression material, if you needed it to do
- 8:05temps or something, if you didn't have a scan, like a 3D scanner
- 8:08in your practice, a 3D printer.
- 8:10So many different things and it takes forever, but it's worth it when you do.
- 8:14Yeah.
- 8:15And then you have a custom formulary or a catalog that your team orders from,
- 8:20and that's all that they order from.
- 8:22If there is something outside of that.
- 8:25Then it's like, okay, we have to go to the process.
- 8:27But really what I found when we did this is we tried to narrow it
- 8:31down to our top five distributors.
- 8:34And then when we do that, especially in a group practice, you can get better
- 8:38pricing Because if you look and you're like, oh, I'm gonna switch to this
- 8:41composite from this other one because they're willing to give me a better
- 8:44discount, and the team liked it, equally.
- 8:47And not just on the clinical level.
- 8:48Look at it on the admin level too.
- 8:51You'd be surprised at how many offices turn into Staples.
- 8:58it's incredible.
- 8:58I've never seen so many like Dimo appointment labels
- 9:03in one place at one time.
- 9:05Like, why do you have 27 roles?
- 9:11Savanah Carlson (2): Because you left.
- 9:12Because they only sell them like that.
- 9:14I must have had an old Dimo printer then, because I could only get it on eBay.
- 9:19And it came in a box of like 25 rolls.
- 9:24Jen Steadman: you must not have known me then because I could tell you the name of
- 9:27the company right off the top of my head.
- 9:28Savanah Carlson (2): I switched.
- 9:29It was just a really old system.
- 9:31Jen Steadman: Oh, okay.
- 9:32I'm sorry that you had to do that.
- 9:35We went through them, but like
- 9:37Savanah Carlson (2): I had to go through back stock before I would order anything.
- 9:40Look at where you're storing your inventory.
- 9:42Oh, definitely.
- 9:43Do an inventory storage audit and see where things are located.
- 9:50In rooms.
- 9:51I loved the standardization of inventory, Each hygiene room if you had to pop
- 9:57over to someone else's room, you knew exactly where to find the prophy paste.
- 10:01It was in the same drawer in every single room.
- 10:04Same thing for dental operatories as well standardizing the inventory
- 10:09location will also decrease.
- 10:13Over purchasing of inventory.
- 10:16Because you'll know where it all is and where to look when
- 10:17you're doing your ordering.
- 10:18Jen Steadman: if you have, a guest hygienist come into your practice
- 10:22and they don't see something in your drawer that your normal hygienist
- 10:25that works for you all the time.
- 10:27Yeah.
- 10:27He's out of the office and they're like, oh, I had to use this first 'cause
- 10:30it's gonna be expiring Soon they go to get something brand new from the
- 10:33cabinet and now it's expired, and you've wasted it because they don't see it.
- 10:38making sure things are visible makes it so much easier too.
- 10:42Yeah.
- 10:42But yeah, little whiteboard does a world of wonders, like for the team if they
- 10:46use the last of something or close to the end, that they can write it down and then
- 10:50you can take it while you're ordering it.
- 10:51Savanah Carlson (2): I always found it hard though for my lead dental
- 10:54assistant Danielle, she crushed it.
- 10:56She was so freaking amazing.
- 10:59We, it would be a recurring conversation of like, please write it on the board.
- 11:03Please put the tag in the basket.
- 11:05And as a dental manager, I don't know who didn't put the tag in the basket, so
- 11:09how am I going to address the problem?
- 11:12I don't want fear factor people of, oh no, now Savannah's ordering,
- 11:16we have to do everything, right.
- 11:17No, you should have the respect for your team.
- 11:20what would you do in that situation?
- 11:21Jen Steadman: I think it's important that they do that.
- 11:23also standardizing what day or time of day you're doing the ordering,
- 11:27because you want to minimize the amount, the quantity of orders that
- 11:32you have to do, because then there's a lot of shipping costs, right?
- 11:36But if you, so honestly, we got it down that we ordered once
- 11:41every other week or once a month.
- 11:44Oh, you're lucky.
- 11:44We were once a week.
- 11:45we ripped through things.
- 11:47we planned it out because it's time away from that assistant
- 11:50or whoever's doing the ordering.
- 11:51So we would block off that person's schedule for that amount of time.
- 11:56One, an hour, hour and a half, depending on the size of the
- 11:59practice and what's going on.
- 12:01But like if they're doing it once a month, we might take 'em
- 12:03an hour and a half to do it.
- 12:04But if they're doing that every single week, how much time is wasted?
- 12:09your team knows how.
- 12:12You know when it's getting ordered, what time of day, what day.
- 12:17You also talk about at your opportunity meeting in the morning and say, Hey,
- 12:20Danielle's doing the ordering today.
- 12:22If you need anything or know of anything, speak now or forever hold you peace.
- 12:27Because if it's not here, it's not gonna get ordered until the next time.
- 12:30Savanah Carlson (2): Right.
- 12:31Jen Steadman: And you have to make sure that everyone has all of that.
- 12:34having that system down can definitely help too.
- 12:37Savanah Carlson (2): And for you as a leader, when the team sees that
- 12:42you are invested in reducing waste in the practice, they will follow suit.
- 12:50People mirror behavior ideally.
- 12:53if you are.
- 12:55Striving for, reduced waste.
- 12:58A team should come alongside.
- 12:59You could even make it a practice initiative.
- 13:01Like this year we're having an initiative to go green and reduced waste.
- 13:06So let's look at our products we're ordering and are they biodegradable
- 13:10or do they cause help risks, right.
- 13:12Like, let's look at everything that we order in the practice and
- 13:15try to be as green as possible.
- 13:16That's a really fun thing to do as a team.
- 13:19To empower, your inventory management
- 13:21And waste reduction.
- 13:22Jen Steadman: Yeah.
- 13:23And when you're ordering only once or twice a month, you don't have
- 13:26to worry about all of the, exhaust and everything that can do to
- 13:29the ecosystem and everything too.
- 13:30So there's so many different ways that you can go green.
- 13:32You just have to make sure that you're communicating that with your team and
- 13:35that everyone's on the same page, and once you decide, you hold everyone to it.
- 13:40Absolutely.
- 13:41Savanah Carlson (2): The only thing I'll say in closing is I don't mind if you,
- 13:45spend a little extra money on double ply toilet paper for the practice.
- 13:48Jen Steadman: Double ply or it didn't happen because you are team members.
- 13:52Double ply or didn't happen is right.
- 13:54Your team members will be very appreciative and so will your patience.
- 13:58Savanah Carlson (2): All right, y'all go manage your
- 13:59inventory, get everyone on side.
- 14:02Bye.
- 14:04Thanks for spending a few minutes with us on backend
- 14:07Jen Steadman: If something made you laugh, nod or feel a little more
- 14:10human, share it with a friend and make sure that you're subscribed.
- 14:13Savanah Carlson (2): at Back in 10 Pod for more behind the scenes updates
- 14:17Jen Steadman: We're not here to have it all figured out.
- 14:20We are just here to tell you the things that we wish someone had told
- 14:23us and remind you that leadership doesn't have to be perfect,
- 14:27Savanah Carlson (2): We'll be back in 10,
- 14:28back in 10.
