- 0:00one thing that a lot of people struggle
- 0:02with in digital media pricing is
- 0:05understanding how the prices for
- 0:07advertising move over time and this is
- 0:11because a lot of the pricing is opaque
- 0:14unlike in consumer goods where you can
- 0:17just look up the price in a search bar
- 0:20the price for digital media is
- 0:23fragmented it's
- 0:24non-transparent and often it can vary
- 0:27from one buyer to another so what do you
- 0:31do if you're in a pricing or yield
- 0:33management team and someone either your
- 0:36boss or the head of sales comes to you
- 0:39and says I saw last month that the
- 0:42pricing yield for our company was flat
- 0:45on our
- 0:46advertising how does that compare to the
- 0:49industry I used to hate this question uh
- 0:52because usually the person asking it
- 0:55wants a simple answer they don't want to
- 0:58hear it depends on what form format that
- 1:00you're talking about or it depends on
- 1:03what you consider the market or it
- 1:05depends on who you consider our
- 1:07competitors so let's set that aside but
- 1:11talk about the big buckets I'm going to
- 1:13talk about the pros and cons of four
- 1:17different sources of information that
- 1:20you can turn to for thinking about how
- 1:22prices are moving over
- 1:25time the first is the measurement and
- 1:28ratings companies the companies I am
- 1:31going to list uh are not necessarily
- 1:33going to like the fact that I'm grouping
- 1:35them together but I'm going to do that
- 1:36anyway and here we're talking about
- 1:38companies like neelson and
- 1:41commcore they are traditionally
- 1:44companies that would look at audience
- 1:46counting things like the number of users
- 1:48on a site or on a Channel or how much
- 1:51time the users spend on those sites
- 1:55however over time they have expanded
- 1:57into other areas including those related
- 2:01to revenue and
- 2:02pricing now there are also other
- 2:05companies that are more specialist
- 2:07companies and here I'm talking about
- 2:08companies like stack or pathmatics these
- 2:12tend to be small companies and they
- 2:14specialize in getting deeper into the
- 2:16Dynamics associated with pricing of
- 2:20individual ads and so there are
- 2:23different companies but regardless of
- 2:25the company that you're looking at there
- 2:27are a few things that you need to be
- 2:29careful of when you're using these
- 2:31sources one is that they may be strong
- 2:35in one region but not in others and this
- 2:37is traditionally true where they may be
- 2:39strong within the us but not as strong
- 2:43internationally they may be strong in
- 2:46one format for example digital banners
- 2:49but not as strong in Native ads or in
- 2:52video they may be good on one dimension
- 2:55for example I mentioned counting of
- 2:57Impressions but bad in another area
- 2:59where you need for pricing for example
- 3:01the revenue side of the
- 3:03equation or they may rely on small
- 3:06samples of data for example consumer
- 3:09panels or some sample of
- 3:12Impressions so when you're evaluating
- 3:14these different companies you need to
- 3:16ask yourself all of these types of
- 3:19questions in my experience and again
- 3:22this is just an opinion the large
- 3:24measurement companies like comcore and
- 3:27neelson are very good accounting ad
- 3:29temperation data but they are generally
- 3:32much good and much less reliable in
- 3:35looking at things like pricing Trends
- 3:37and that is because the information they
- 3:40have about the revenue is less reliable
- 3:43the smaller companies that are focused
- 3:45on pricing like stack and pathmatics
- 3:47could provide some interesting pricing
- 3:50trending data but you have to accept
- 3:53that they don't have the same footprint
- 3:55as a company like neelon and comcore and
- 3:59they don't have insight into the
- 4:01Dynamics around make Goods bonuses in
- 4:04other words there are areas where they
- 4:06can't be relied on so in summary for
- 4:09bucket one which is the measurement
- 4:11companies their strength is that they
- 4:14potentially are reliable and consistent
- 4:16form of data the weakness is that they
- 4:19often have systematic biases that the
- 4:22user is is not aware
- 4:25of basically you have to work with the
- 4:27measurement and pricing vendors and you
- 4:30have to work with at least one or two
- 4:32over time consistently but you're going
- 4:34to find that they are not perfect and
- 4:36you're going to have to explore other
- 4:38sources to buttress that
- 4:40information so let's turn to what I'm
- 4:43going to call Source number two and that
- 4:45relates to the earnings of public
- 4:48companies here we're talking about
- 4:50companies where that have quarterly or
- 4:53annual reports that public company's
- 4:55issue for example some companies in the
- 4:59advertising business it will be their
- 5:00line main line of business so you can
- 5:03look at aggregate reports it will give
- 5:05you a good indication on how their
- 5:07advertising business is changing over
- 5:10time unfortunately for some companies
- 5:14that we might be interested in for
- 5:15example a Microsoft or an Amazon their
- 5:19advertising or their search business may
- 5:21just be one line of business so their
- 5:23ability to see what is going on in
- 5:26advertising may be limited
- 5:30for context uh I'm recording this in
- 5:332024 and over time the companies that
- 5:36I'm going to mention may change but the
- 5:38themes are going to remain the same for
- 5:40example if you are interested in Native
- 5:43ads you are going to scrutinize the
- 5:45earnings reports of companies like
- 5:47tabula and
- 5:49outbrain if you are interested in retail
- 5:51media Networks you're going to look at
- 5:53companies like Amazon and Walmart if
- 5:56you're interested in search you're going
- 5:58to look at Google and
- 6:00Microsoft if you're interested in
- 6:03general adtech you're going to start
- 6:05with the trade desk and some of the
- 6:07independent ssps like magnite but in
- 6:11general if you're looking at industry
- 6:13Trends you're going to start with Google
- 6:15so let's look at the commentary of in
- 6:18those quarterly and annual reports and
- 6:21we want to start looking at changes and
- 6:24Trends so here's just one table from
- 6:27their latest earnings report this table
- 6:30shows that they experienced very
- 6:32different Dynamics across search YouTube
- 6:35and open web advertising the first two
- 6:38were growing very well but General web
- 6:40open advertising has been shrinking and
- 6:44this could be due to a host of different
- 6:46reasons but it makes us at least
- 6:49consider the hypothesis that nonv video
- 6:52display advertising is underperforming
- 6:55video content like YouTube or search
- 6:58content there are other things that you
- 7:01need to be careful of in reviewing these
- 7:03types of reports one is that the biggest
- 7:07companies at least through the last few
- 7:09years have been outperforming the
- 7:11overall market for a number of years in
- 7:13other words if you only looked at the
- 7:15biggest public companies you'll have a
- 7:17warped sense for how well the industry
- 7:20is doing and the pricing
- 7:22Dynamics so in summary for the source of
- 7:25information public companies the
- 7:28strength is is that they have actual
- 7:31performance data the weakness is that it
- 7:34only comes out every 3 months and it's
- 7:37going to be aggregate data and not all
- 7:40companies especially those that aren't
- 7:41public have to
- 7:43report let's turn our attention to the
- 7:46third set of pricing information which
- 7:49is buyer
- 7:50behaviors and now we get to the first
- 7:53set of information that is not available
- 7:56to the general public it is buy side
- 7:59information
- 8:00from your own operations and by that
- 8:02what do I mean if you're a digital
- 8:05publisher and you're in the group that's
- 8:07focused on making that money all of your
- 8:10focus is likely on how can you make more
- 8:12money from your ads you probably don't
- 8:16even give much thought to your own
- 8:18marketing department but in all
- 8:21likelihood you have a Marketing Group
- 8:23who is trying to promote your own brand
- 8:25they may be working with agencies they
- 8:28are running campaigns
- 8:30they likely have information about the
- 8:31prices that they are paying for media uh
- 8:35in all likelihood when you reach out to
- 8:37them you may find that at first the
- 8:40information that they can give you is
- 8:42not that useful or they may say that
- 8:44their spend is going towards one major
- 8:47source say Facebook or Amazon or maybe
- 8:50they are running mostly on TV and have
- 8:53limited digital spend however don't give
- 8:56up in all likelihood they could redeploy
- 9:00some of their campaigns in such a way as
- 9:03to provide you more useful information
- 9:06for example running Innovation or test
- 9:09budgets in areas that you're interested
- 9:12in learning some of the Dynamics
- 9:14about with this source of information in
- 9:18particular I would caution you to get
- 9:21advice from your own internal legal
- 9:24department to ensure that you're
- 9:25operating in consistent manner with your
- 9:28own practice
- 9:30and how your partners expect you to
- 9:32engage with them some companies have
- 9:34concerns about using buying behavior for
- 9:38your own benefit so check with your
- 9:40legal department and again let's recap
- 9:43the strengths and weaknesses the
- 9:45strength of buying behavior from your
- 9:47marketing department is that you're
- 9:49using real data the weakness is that you
- 9:52are limited by what your marketing
- 9:55department can and will do for you let's
- 9:58turn our attention ition to Source
- 10:00number four this is what I'm going to
- 10:02call anecdotal Advertiser and agency
- 10:06feedback this is when an Advertiser or
- 10:09an agency tells you or likely someone in
- 10:12your Sales Group your prices are too
- 10:15high we can get that same advertising
- 10:18inventory at lower prices elsewhere in
- 10:22many respects this is the least
- 10:25trustworthy source that we will discuss
- 10:27because the advertiser has has no
- 10:29incentive to tell you if the prices are
- 10:31too
- 10:33low however they may still tell you that
- 10:36they're not low enough it doesn't mean
- 10:38that it can't be a good source of
- 10:40information and so let's talk about how
- 10:42to get good information out of these
- 10:46conversations firstly in my experience
- 10:49the agencies are going to be a more
- 10:51reliable source of data than individual
- 10:55advertisers this is because frankly they
- 10:57have less incentive to lie they aren't
- 11:00directly impacted by the price changes
- 11:03of your media and they're going to see
- 11:05more
- 11:06campaigns another piece of advice is not
- 11:09to ask the advertiser about individual
- 11:12prices instead ask them about other
- 11:16Dynamics associated with the campaigns
- 11:19leading questions like it seems like we
- 11:22used to be a bigger part of your budget
- 11:25and now we're dropping what's going on
- 11:28or ask them about performance marketers
- 11:31love to talk about inventory and what's
- 11:33performing and what's not and often they
- 11:36will give you insights into the
- 11:38campaigns and how you're performing
- 11:41relative to your competition and in this
- 11:43way you can back into the pricing
- 11:46Dynamics the other thing that you can do
- 11:49here is check pricing structure rather
- 11:52than absolute levels and by that what I
- 11:54mean is you may be able to get feedback
- 11:57from an Advertiser who says things like
- 12:00by the way did you guys know that you're
- 12:02the only ones in the industry who are
- 12:05charging based on cost of media
- 12:07everybody else is charging on a CPM
- 12:10basis getting feedback like that can be
- 12:13absolutely gold so before I summarize
- 12:17please go ahead and hit the Subscribe
- 12:19button so you can get updates as I bring
- 12:21out new content now let's look at the uh
- 12:25strengths and weaknesses of each of the
- 12:28four different groups again the
- 12:30measurement companies strong where it's
- 12:34a reliable and consistent form of data
- 12:37often they have systematic biases that
- 12:39the user isn't aware of the company
- 12:42earnings strength is that it's actual
- 12:45performance data the weakness is it only
- 12:48comes out every 3 months and not all
- 12:51companies have to report and when they
- 12:53do it may be only at an aggregate level
- 12:56in terms of buying behavior from your
- 12:58own marketing team the strength is again
- 13:01you're looking at real data not
- 13:03estimates the weaknesses that it's
- 13:06limited by what your marketing
- 13:07department can do for you and then
- 13:10finally the advertising agency feedback
- 13:13as we discussed potentially the least
- 13:16trustworthy uh CU it's going to be
- 13:18biased in One Direction but it has a
- 13:20strength you're getting that feedback
- 13:22directly from the customer so in in the
- 13:26end of the day you're going to have to
- 13:27use all four of these sources uh to
- 13:30varying degrees and you have to use your
- 13:32judgment as to how I hope this content
- 13:35has been useful as you're thinking about
- 13:37how to constantly monitor the pricing
- 13:39changes in the industry over time thanks
